Six Sigma Tools

Six Sigma is a quality measurement that represents 3.4 Defects Per Million Opportunities. DMAIC stands for the five phases of an improvement cycle: Define, Measure, Analyze, Improve, Control. You can use these steps as a roadmap for resolving issues with a Six Sigma approach:  

  • Define the project goals or problem to be addressed, internal and external customer requirements, and project boundaries.
  • Measure the current performance of the process and describe the process in quantifiable terms.

Before we jump to the examples and ideas of six sigma green belt projects, let us learn some of the basic aspects of Six Sigma Green Belt. As an LSS Green Belt, you'll have the chance to lead small-scale improvement projects that, if successful, can provide a genuine sense of accomplishment.

Green Belts are significantly involved throughout an improvement project, resulting in increased company’s productivity & profitability. They are the ones who put the improvements into practice, under the supervision and instruction of an LSS Black Belt or Master Black Belt.

An Overview of Six Sigma Green Belt Projects

A Lean Six Sigma Green Belt project is an effort to solve business problems one at a time.  Any company's strategic objectives (or KPIs) govern the Lean Six Sigma projects. These projects aim to solve the problems of customers (both internal and external). As the project moves toward its successful completion, any Six Sigma Green Belt Project should result in cost savings, quality improvements, and capacity additions.

Before you move on to work on the examples of six sigma green belt projects, here is how you start building them. Here is how you can do so.

Build Your Project

Get Sponsor

To offer you the most benefit, we'll start from the "real" beginning. First, meet with your manager or, if they are not the same person, the Project Sponsor. Do this before you sign up for the Lean Six Sigma Green Belt course and LSS green belt project examples, register for it, or pay for it. While this may seem obvious, it's amazing how many students I meet who sincerely want to obtain their Green Belts but have no idea who would support them or if they will even be able to find a project to work on.

Project Scope

Assuming you have a Sponsor—ideally, your boss or another supportive leader— The first topic to address is the processes that need to be improved. If the project is too tiny, you will not be able to grow and learn as much as you would like. If the project is too big, it will be difficult to finish in the time allotted—or even impossible to do at all. This is where having a broad scope comes in handy. Focusing on a process that is fairly stable, not well-organized, and in need of assistance is a good strategy to help reduce the range of viable projects.

Know Measure Phase

This fourth recommendation is in direct opposition to what I refer to as the "jumping to analysis and improvement" error. However, in far too many Green Belt initiatives and lean green belt project examples, students identify what they'll measure first and then dive right into the Analyze and Improve phases. Following DMAIC, the Measure Phase is the next proper step after you've defined your project. It is vital that students take the time to completely assess their current process. Before considering or even making any changes, it is necessary to first grasp the current situation.

Record The Before

In the Measure Phase, the sixth tip is also implemented. Take as many images as possible of the current status when it is possible and appropriate. Return to the same vantage points or angles after the improvements have been made. It accurately depicts the adjustments and progress made. Those images are worth a thousand words on their own. They're also nearly tough to duplicate once the technique has been altered.

In the Analyze and Improve phases, the best advice is to employ only the core Lean Six Sigma Tools that are most appropriate for your project.   • Education - If a school requires instructors and coaches, their hiring process should be improved upon. It can be well- coped with the green belt certification.

There are many characteristics of a green belt project. These include support from the top management, well-defined and potentially scoped project, project teamwork, and candidate's quality.  People will make a continuous effort to make it successful.

The continuous team improvement and functioning should not be compromised even if there is change. A successful candidate for the green belt should adjust in accordance with the change. Implementing change can be difficult to cope with. It involves change in the technical and cultural obstacles. If someone is struggling to work through resistance, they can become discouraged. As a skilled green belt, one has to understand that pushback against change cannot be changed. They need to face resistance with perseverance and determination. 

They should have a logical and analytical mind

Statistical analysis and other mathematical concepts are important for a professional green belt candidate. These skills and characteristics are important for them to work with problems methodically and logically.  Green belt training can teach you to fully understand the problem, measure the current state, identify and know the root causes, they also put the controls. Hence, they need to comprehend the process of problem solving.

They should have passion for improvement  

You may have people skills and other analytical knowledge but will not dig deep for improvement. They do not question the work or processes, and go for the deep root problems and insufficiency. They should always go for the improvement and work together with the team for the same.  

They should have leadership skills

As a green belt you are the project manager and the team leader. You have to assign the tasks, manage the team, and get follow-up results and conclusions with the stakeholders. You have to see team communication and collaboration. Your leadership style should vary from analytical to laid- back.

They should have people skills and take initiatives

Proactive green belts should be motivated and are successful in the firm. Along with the other skills you also need a special skill called soft skill . It is for the people and communication.

Tips for Building Awesome Green Belt Projects 

The criteria.

One should start easy and something new. It is like a new language that one should learn.  

  • Start by selecting a simple project that can be accomplished within 2-3 months. You don’t need anything comprehensive or complex.
  • Look for sponsors that can support your project. Make sure to fetch a project that can be sponsored.
  • All the benefits and features your project will deliver should be understood by the sponsor. Make it transparent enough.
  • All the problems and risks associated with the project should be well understood by you. You have to be familiar with the problems and address them.
  • You will require a team. Make sure to get 3-4 team members for your first project. 
  • Make sure to not involve other departments and team members from other sectors. You have your own working group. Select a problem and work accordingly.
  • You can select the tools like project charter, process map, Pareto analysis, etc. Do not use heavy or complex statistics.  
  • Make sure to get the time available for the activity.

  • The Improvement phase will implement the usage of 25 Regrind added to the virgin material during normal production runs. The Work Order template will be updated in the Shared Directory to accurately reflect the percentage of regrind allowed. Correct usage of material will be verified during the QA Sign-In and initialed. The Bill of Materials will also be amended.
  • The Customer defined Key Characteristics will be monitored after the introduction of regrind during the molding operation using a variety of tools. Sign-In and In-Process dimensional inspection criteria are controlled and communicated via the Mold Data Book. The QA Sign-In at the start of the run will include the Customers current A-079 inspection form available from their Customer Website. In-Process data will be entered into real-time SPC Charts in the Quality Control Lab and will be monitored by Quality Inspectors. Any unusual variation in the SPC Charts will be investigated. Out of specification product will be quarantined and properly labeled with an Non Conforming Material Report per the ISO standard and dispositioned accordingly.
  • After measuring samples run with 25 Regrind/75 Virgin and samples run with 100 Regrind, it has been concluded that there were no significant differences or changes in the Customers Key Dimensions. Cpk levels ranged between 2.64 and 9.94 indicating all values are well above the 2.00 Cpk of a stable 6-sigma process. Taking into account normal process variation and the likeliness that the process may drift, it can be assumed that the values will remain within the Customers specifications.
  • Tensile strength testing will need to be done by the Customer to verify overall strength and integrity has not been compromised due to this change.
  • With an annual savings of 5,687.34 for the -05 configuration, the potential cost savings if applied to all of the 1250-XX part numbers would be 13,655.25 annually.

In 2004, Dr. Wangari Maathai became the first African woman and environmentalist to earn the Nobel Peace Prize. She received the award for founding and leading the Green Belt Movement: A Kenya-based grassroots organization which has successfully championed environmental awareness, women’s and community empowerment, and locally-based sustainable development since 1977.

The idea of a self-sufficient, environmentally-based, local empowerment initiative emerged from Dr. Maathai’s active community engagement during her political campaigns in the 1970s. At that time, she gained a deeper understanding of the issues facing her poor constituents, especially underemployment and insufficient access to basic ressources like water, nutritious food, and energy (Michaelson, 1994). By 1977, she was even more prominent in women’s and environmental affairs as she became a member of the Executive Committee and Standing Committee on Environment and Habitat for the National Council of Women of Kenya. She would also go on to attend a UN conference on desertification in Nairobi, adding further urgency to her environmental agenda. In June of that same year, she took the first major, symbolic step to combating Kenya’s environmental and social issues: She held her first tree planting ceremony.

Rationale for tree-planting according to Dr. Maathai: • "Many women in rural areas said they were concerned about firewood, which was the main source of energy. They were concerned about water; there wasn’t adequate clean drinking water. They were concerned about nutritious food, and they were concerned about poverty, especially among women. I immediately suggested that perhaps what we should do with these women is to plant trees. I saw the connection between land degradation and lack of water.“ (Pal, 2005) • "Poverty is both a cause and a symptom of environmental degradation. You can’t say you’ll start to deal with just one. You’re trapped. When you’re in poverty, you’re trapped because the poorer you become, the more you degrade the environment, and the more you degrade the environment, the poorer you become. So it’s a matter of breaking the cycle.“ (Pal, 2005)

In light of the rewards outlined above, tree-planting quickly became a very popular proposition. In just over a decade, 10 million trees would be planted as communities from across Kenya joined the Movement (Michaelson, 2004). While Maathai was the conductor, the communities, especially the women, were the engine. They held primary responsibility for planting and maintaining the nurseries; they have helped advertise the Movement through word of mouth and local community associations; finally, as the key pillars of most Kenyan families, they were best-suited to pass on the values and ethics of the Movement to their immediate kin and future generations (Ibid; GBM, 2012; Karunditu, 2012; Kerry, 2003 as cited in Tree Mother of Africa, n.d.).

Allows for production of food, fuel wood, farm material, and market goods.

While Tree planting remains central to the mission and purpose of the Green Belt Movement, it also engages in a number of other activities to improve civic awareness, women’s rights, good governance, and community capacity building: • Provides seminars for schools and registered tree nurseries to raise awareness on the consequences of environmental degradation. • Conducts Green Belt Safari tours which invite visitors to work and interact with communities and GBM’s work. • Recruits community leaders and volunteers through the Society of Greens program. • Initiates ad hoc advocacy campaigns to challenge deforestation policies and government mismanagement. • Holds workshops that build skills and develop income-generating activities, with an eye towards advancing the economic mobilization of women.

In recent decades, the Green Belt Movement has earned great recognition and produced several impressive achievements: • GBM has planted approximately 47 million trees since 1977 (GBM, 2012). • As of 2006, GBM supported 6000 nurseries in 600 communities across Kenya. (Vidal, 2011) • It has established international offices in Washington and London. • Inspired by the GBM and under the leadership of Dr. Maathai, the United Nations Environment Programme launched the Plant for the Planet: The Billion Tree Campaign, a worlwide initiative to plant a billion trees a year. Over 12.5 billion trees have been planted under this initiative (UNEP, 2012). • It progressively became a prominent voice for political change and democratic improvement as it mobilized constituents against corruption and rights abuses from past governments. (Michaelson, 1994; Pal, 2005) • In addition to Nobel Peace Prize, Maathai has gained recognition from governments and institutions throughout the world including the NAACP image awards (2009), the Indira Ghandi Peace Prize (2006) awarded by the government of India, and the Order of the Rising Sun from the government of Japan (2009).

Dr. Maathai was the first Eastern African woman to earn a PhD, receiving a doctorate of anatomy from University College of Nairobi in 1971. She was a critical thinker who maintained a strong adherence to social justice and anti-imperialism during her studies in the United States. Her leadership and charisma helped mobilize communities across Kenya both politically and economically and inspire a global movement to reverse environmental degradation • Sadly, Dr. Maathai passed away on September 25th, 2011, due to complications from ovarian cancer. Fortunately, she left behind a great deal of wisdom, especially regarding the connections between the environment, women and local empowerment, politics, culture, and sustainable development: • “As long as there is no trust and confidence that there will be justice and fairness in resource distribution, political positioning will remain more important than service.” (UNEP, n.d.) • “The more I looked into the environment, and the more I looked into the problems that people were complaining about, especially women, the more I understood that what we were complaining about were the symptoms. And that we needed to understand the causes of those symptoms. Why did we deforest our country?” (Independent Lens, 2009) • “I found myself not just a woman wanting to plant trees to provide food and firewood. I found myself a woman fighting for justice, a woman fighting for equity. I started planting trees and found myself in the forefront of fighting for the restoration of democracy in my country.” (Independent Lens, 2009)

She received the award for founding and leading the Green Belt Movement: A Kenya-based grassroots organization which has successfully championed environmental awareness, women's and community empowerment, and locally-based sustainable development since 1977.
