Viewpoint: Employee Discipline for the New Workplace

Progressive discipline, as practiced in most organizations, is legally defensible … and flawed in its logic. It is rooted in the decades-old mindset that treating people progressively worse will cause them to improve, or at least it will protect the organization from liability when they don't. 

Lawrence Stessin, a management professor at Hofstra University from 1958 to 1973, wrote this in his 1960 book Employee Discipline (BNA Inc.): "On a broader canvas, employee discipline is a process of control. It is a method for the maintenance of authority by management. … A reprimand, a layoff, or a discharge are the prerogatives which management uses as a control to keep (its) objectives in focus." 

Does that sound like a comment from one of your managers, supervisors, employees or even HR staff? It might not be your intent, but the way your process is managed is probably contributing to employees' perceiving you as controlling and authoritative. 

Punishment doesn't work with children , and it doesn't work with adults in the workplace. Employees who feel punished learn to get by, get out or get even. They comply with the rules rather than commit to your vision. 

Supervisors and managers find the process punishing, too. Discipline involves rules, guidelines and laws. In many organizations, discipline requires managers to have conversations with or obtain approvals from HR, the legal department or both.  

As a result, supervisors and managers avoid taking disciplinary action until they have no other choice. They then approach it as steps they must take to justify their decision to fire a recalcitrant employee rather than as a tool for working with the employee to improve. 

The most troublesome aspect of discipline, however, is that we talk about it as something that we do to people rather than as something to be developed and nurtured in people. 

The strong, vibrant culture you want relies on shared commitment to common goals, collaboration and accountability. Your organization needs people who are self-disciplined for excellence, not punished into compliance. 

You can't ignore due process, making your actions proportionate to the infraction or giving people more than one chance in all but the most egregious circumstances. You wouldn't want to even if you could. The cost to recruit, train and integrate a new person into your team is too high. Besides, brushing off these responsibilities is probably inconsistent with your core values. 

Another Way for Today's Workplace 

Today's workplace requires a collaborative approach to discipline that treats people as valued partners, promotes mutual respect and problem-solving, and reinforces accountability.

This is especially true with the Millennial employees who may make up most of your workforce. They have grown up in a world where they have been coached, encouraged and recognized for their efforts—even when the results were less than desired. Punishing them doesn't work.

You are, no doubt, communicating that belief in collaboration through your education and training sessions. All the best-in-class programs focus on engaging employees in a productive, problem-solving discussion that builds ownership. That isn't enough. 

Attending a training class is no guarantee that supervisors won't wait too long to address the problems that need to be solved. Disciplinary conversations are difficult. Constant reinforcement and accountability for early coaching can help, but they aren't enough. You will need systemic change in the way you do business to make your discipline system a positive one. These four actions will get you started:

  • Focus on the conversation, not the disciplinary form or documentation . Most disciplinary conversations begin with the supervisor reviewing the disciplinary notice, asking for the employee's signature, and then asking if the employee understands the expectations and next steps. Respectful conversations—not words on a piece of paper—build commitment to improve behavior and performance. Documentation is necessary, but it shouldn't be the focus. Move the acknowledgment of your documentation until after the conversation. Doing so removes one more barrier to having an effective conversation. Also, there is an additional benefit in documenting what was said in the conversation, not just the infraction that was observed.
  • Change the name of the disciplinary steps . Reprimands and warnings are for children. Plus, they carry negative baggage that can get in the way of problem-solving and commitment. Consider changing what you call disciplinary action to something more positive, such as "notice" or "conversation."
  • Give people a way to clear their record . Sooner or later employees need to know that they have earned the right not to have a past mistake held against them for their entire employment. If an offense is so serious that it becomes part of an employee's permanent record, then perhaps you should have fired him or her rather than allowed continued employment. Establishing progressively long and consistent disciplinary active periods helps you maintain the legal requirement for progressive action while reinforcing that your goal is having the employee correct the problem.
  • Stop unpaid suspensions . Nothing screams "I am punishing you!" like an unpaid disciplinary suspension. Organizations that use a one-day, paid, decision-making day find that it transfers the focus from what the organization is doing to the employee to what the employee is going to do to show that he or she wants to be a contributing member of the team. 

Engaged and accountable employees are crucial to your organization's success. The true test of your commitment to people and performance is your response when things go wrong. Isn't it time to make a change?

How to Make a Successful Research Presentation

Turning a research paper into a visual presentation is difficult; there are pitfalls, and navigating the path to a brief, informative presentation takes time and practice. As a TA for  GEO/WRI 201: Methods in Data Analysis & Scientific Writing this past fall, I saw how this process works from an instructor’s standpoint. I’ve presented my own research before, but helping others present theirs taught me a bit more about the process. Here are some tips I learned that may help you with your next research presentation:

More is more

In general, your presentation will always benefit from more practice, more feedback, and more revision. By practicing in front of friends, you can get comfortable with presenting your work while receiving feedback. It is hard to know how to revise your presentation if you never practice. If you are presenting to a general audience, getting feedback from someone outside of your discipline is crucial. Terms and ideas that seem intuitive to you may be completely foreign to someone else, and your well-crafted presentation could fall flat.

Less is more

Limit the scope of your presentation, the number of slides, and the text on each slide. In my experience, text works well for organizing slides, orienting the audience to key terms, and annotating important figures–not for explaining complex ideas. Having fewer slides is usually better as well. In general, about one slide per minute of presentation is an appropriate budget. Too many slides is usually a sign that your topic is too broad.

Limit the scope of your presentation

Don’t present your paper. Presentations are usually around 10 min long. You will not have time to explain all of the research you did in a semester (or a year!) in such a short span of time. Instead, focus on the highlight(s). Identify a single compelling research question which your work addressed, and craft a succinct but complete narrative around it.

Craft a compelling research narrative

After identifying the focused research question, walk your audience through your research as if it were a story. Presentations with strong narrative arcs are clear, captivating, and compelling.

  • Introduction (exposition — rising action)

Orient the audience and draw them in by demonstrating the relevance and importance of your research story with strong global motive. Provide them with the necessary vocabulary and background knowledge to understand the plot of your story. Introduce the key studies (characters) relevant in your story and build tension and conflict with scholarly and data motive. By the end of your introduction, your audience should clearly understand your research question and be dying to know how you resolve the tension built through motive.

  • Methods (rising action)

The methods section should transition smoothly and logically from the introduction. Beware of presenting your methods in a boring, arc-killing, ‘this is what I did.’ Focus on the details that set your story apart from the stories other people have already told. Keep the audience interested by clearly motivating your decisions based on your original research question or the tension built in your introduction.

  • Results (climax)

Less is usually more here. Only present results which are clearly related to the focused research question you are presenting. Make sure you explain the results clearly so that your audience understands what your research found. This is the peak of tension in your narrative arc, so don’t undercut it by quickly clicking through to your discussion.

  • Discussion (falling action)

By now your audience should be dying for a satisfying resolution. Here is where you contextualize your results and begin resolving the tension between past research. Be thorough. If you have too many conflicts left unresolved, or you don’t have enough time to present all of the resolutions, you probably need to further narrow the scope of your presentation.

  • Conclusion (denouement)

Return back to your initial research question and motive, resolving any final conflicts and tying up loose ends. Leave the audience with a clear resolution of your focus research question, and use unresolved tension to set up potential sequels (i.e. further research).

Use your medium to enhance the narrative

Visual presentations should be dominated by clear, intentional graphics. Subtle animation in key moments (usually during the results or discussion) can add drama to the narrative arc and make conflict resolutions more satisfying. You are narrating a story written in images, videos, cartoons, and graphs. While your paper is mostly text, with graphics to highlight crucial points, your slides should be the opposite. Adapting to the new medium may require you to create or acquire far more graphics than you included in your paper, but it is necessary to create an engaging presentation.

The most important thing you can do for your presentation is to practice and revise. Bother your friends, your roommates, TAs–anybody who will sit down and listen to your work. Beyond that, think about presentations you have found compelling and try to incorporate some of those elements into your own. Remember you want your work to be comprehensible; you aren’t creating experts in 10 minutes. Above all, try to stay passionate about what you did and why. You put the time in, so show your audience that it’s worth it.

How to Improve Self-Discipline

  • Some people do well to block out 15 minutes a day toward achieving an important goal that could otherwise be left undone.
  • A potent tool for growth: Meet regularly with a trusted person for a half-hour a week in which you discuss each other's goals.
  • Make it harder to do what you're trying to avoid.

Brian Tracy has written 80 self-help books with a core interest in self-discipline. He distills his advice on that in a video: 5 Hacks to Improve Self-Discipline This Year.

Here are those five tips plus my yes-ands and yes-buts.

1. Try time-blocking

"Set aside 15 minutes a day to work on your goal. Treat it as any appointment and show up on time…. After one month, you'll have spent seven hours on your goal."

The question is, how to motivate yourself to do it and stay with it? Might it help to write it in your daily calendar, say for just two days? That's not much of a commitment, yet perhaps enough time to help you decide whether it's worth calendaring it for at least one more day.

Or if your goal doesn't feel compelling enough to do even that, maybe you need a different goal. Perhaps something bigger, like a change-the-world goal. Or something smaller and more surely doable, like cleaning your home 15 minutes at a time, so you can feel better about yourself, thereby be more likely to accomplish other things, or so you feel okay about inviting someone over.

2. Get an accountability partner

"Someone who will check in with you periodically, and you can check in with them to help them with their goal. Many of us find it easier to let ourselves down than to let someone else down."

But what if you don't have a viable such partner? People often feel that way because they'd be embarrassed to ask someone. Might you not feel embarrassed if you frame it as, "We all like to grow, and I believe in co-mentoring. Because I respect you, what do you think of our trying a half-hour conversation in which we discuss an issue of yours, and then we discuss one of mine?" Here's more on co- coaching .

Still don't feel like asking someone? Then do you want to try sharing your goal with your social media followers? Just honestly report your progress or lack thereof.

3. Remove temptation

"Remove what will challenge your focus. If you're trying to lose weight, remove unhealthy foods from your home. If you're trying to cut spending, set aside a budget and put the rest in savings."

That can help, but you might more likely keep from buying that ice cream or spending beyond your budget if you create a mantra that reminds you of the key reason you want to achieve your goal. If it's weight loss, is it for your health, attractiveness , or to feel more comfortable in your clothes? If it's spending less, is it to avoid poverty, so you can live consistent with your professed environmentalist/non-materialistic values, or to stop your spouse from guilt -tripping you for overspending? If you want to stop your substance abuse , is it mainly to help your health, relationships, or work life? Try saying your mantra three times in the morning, again at lunch, and before you go to bed.

4. Have an aim, a purpose

That needn't be something earth-shaking—For you, something that big may not feel realistic . My typical client doesn't want to change the world but would be happy living in a decent home with a decent job, raising kids well, giving a little money or time to charity, and having some fun along the way.

So do you have one or more aims, large or small, that feel motivating enough for you to prioritize? If your goal is big, should you break it into baby steps? You might even draw a "thermometer" with the baby steps on the side, which you'd color it in each time you achieved one.

5. Eat that frog

"Tackle your ugliest tasks first. If your start your day with that, the rest will seem easier."

Here, I don't agree. One size doesn't fit all. Morning people who don't have more time-sensitive tasks to do might tackle a frog first. But other people might save their frogs for later in the day when it feels right.

Positive Discipline Objectives: Discuss the meaning of discipline and the difference between discipline and punishment. Review, discuss and experience the three discipline styles. Discuss and practice the seven principles of positive discipline, using scenarios.

“Spilled Milk” You are sitting around a dinner table and two year old Johnny is present. Johnny’s mother gives the boy a tall glass of milk. Before dinner has even begun, Johnny reaches for the glass of milk and sends it tumbling over. Mommy patiently wipes it up and returns with another glass of milk.

Dinner begins and Johnny is still thirsty. Again, he reaches for his glass of milk and as he brings it to his mouth it spills all down the front of him. Mommy wipes up the milk and cleans up Johnny. Again Mommy fills the glass of milk and returns to her own plate.

Only seconds after Mommy has been seated, Johnny reaches for a roll and the glass of milk topples and spills. Mommy cleans it up and fills the glass again.

Just then Johnny decides he does not like squash and with a disgusted grunt he pushes his plate away, bumping the glass over one more time, spilling it all over the table and getting others wet this time. Mommy is embarrassed and apologizes to those present, then wipes up the mess and fills Johnny’s glass.

Johnny is getting tired and decides he does not want milk to drink but soda pop instead. When Mommy informs him that he will have to finish his dinner and his milk before getting soda pop, Johnny gets angry and throws the glass of milk on the floor, splashing milk all over everyone and the floor.

At what point in the story would you have become angered if you were a guest? • If you were the parent, at what point in the story would you have become angered? • What would you have done in this situation?

What is Discipline? • The task of helping children learn to behave in acceptable ways. • Discipline is a way of teaching and training what is OK and what is not • Teaching discipline leads to: • Self Discipline • Inner Control • The ability to self-regulate

What is Punishment? • It is what we to do to a child who knows a behavior is wrong and chooses to do it anyway. • It is the consequence of an action/behavior

Focus on Positive Discipline • Discipline is NOT a Dirty word! • Tell children what they can do • Help children feel lovable and capable • Offer acceptable choices (ones you can abide by) • Change the environment • Work with children, not against them • Give children safe limits they understand • Set a good example Skip Ahead

1. Tell Children What They CAN Do…. • Focus on the positive rather than the negative. • Replace: “Stop Running” with “Let’s Walk Inside” or “Shut up!” with “Mommy is talking, wait until she is finished and then you can talk when it is your turn”. Go Back

2. Help Children Feel Lovable and Capable • Protect and preserve children’s feelings • Assist a child in feeling capable of functioning in this world. • Provide support • Scaffolding • Encouragement • Have a YOU CAN DO IT attitude Go Back

3. Offer acceptable choices (ones you can abide by) • Allow the child to feel in control by offering acceptable choices. • Instead of “what would you like to do this evening?” which a child might respond, go out for ice cream, stay up late, etc. • SAY: “We can go outside and play for 30 minutes for you can do an arts and crafts project, which would you rather?” Others: Milk or Juice? Applesauce or Yogurt? This shirt or that one? Bath or Shower? 3 Books or 4 Books at bedtime? Go Back

4. Change the environment • Example: instead of saying “no, no” to many objects in the home, put the “no, no’s” up high where a child can explore safely. • A child is having trouble going to the potty on their own. Provide them with a stool to climb on or a removable potty seat. Go Back

5. Work with children, not against them. • Young children have no concept of time. It is the parents job to teach a child time management. • If your child is making you late (which they will), instead of yelling at them try helping them along. • Mommy will put on one of your shoes, then you can do the other one • See if you can beat me to the door, ready, set, go! • Watch the child to see if he/she is struggling: say: daddy sees that you are getting frustrated with that puzzle, can I help you find the corner pieces? 6. Give children safe limits they can understand. • Recognize a child’s feelings without accepting the negative behavior • Maintain your authority • “That knife is dangerously sharp, you may NOT use it. Let’s find one that would be safe. • Telling the child why a particular rule exists helps a child have a broader knowledge of safety and good behavior. Go Back

7. Set a good example • Speak and act only in ways you want children to speak and act. • Use kind words • Gentle touches (no hitting, grabbing, etc.) • Respect your child and teach them how to respect you and the world around them. Go Back

Characteristics of a Good Disciplinarian • A person children find interesting and full of good ideas • A person who is loving and helpful • A person who makes developmentally appropriate rules and help children understand and abide by them • A person who demonstrates appropriate behavior through speech and actions

Guidelines for Setting Limits • Show the child you understand their need/want/desire • Acknowledge their feelings • Make the decision or state the rule simply and clearly • Provide alternatives that are acceptable

Discipline Hint…. • Say what you mean • Mean what you say Do what you say you are going to do • Keep in mind: Insanity is…continuing to do the same thing and expecting to get different results!!!
