During a lab meeting, one of our PhD researchers recalls how her father would forbid her from using paper to help solve maths homework problems by writing them down. Another admits that she sometimes still uses her hands to make small calculations, although she does so while hiding them behind her back. When we realise that all of us use our fingers in order to answer demands for the “third, fifth, and seventh digits” of our secret online banking password, we laugh in relief. We are not so daft after all, or at least we are not alone.

Our ability to think and reason has been trained and tested in real world situations that restrict our ability to use our hands. At school, children quickly learn to count “in their heads”, without using their fingers as props. At university, we ask our students to take “closed-book” exams, relying only on that information committed to memory. Job applicants take intelligence tests during which their interaction with the world is limited to a tick-box (or computer key-press) to mark their selected answers. The implicit assumption that underpins these practices is that truly intelligent behaviour originates from the inner parts of the brain, and the brain alone.

Of course educators are well aware that props are a great help in teaching young children to reason with numbers and solve problems. Likewise, neuropsychologists use props to assess memory loss in the elderly. In other words, it’s acceptable to engage with the material world to support your thinking if your mental abilities are still developing or if you are losing your cognitive powers. For the rest of us, however, it’s seen as a sign of cognitive weakness.

It is this view we aim to challenge, rejecting the metaphor of mind as computer according to which thoughts ultimately emerge from the brain’s processing of information from the outside world. The insidious consequence of this metaphor is that it implies that simulating a situation in your head while you think is equivalent to living through that situation while you think. In both cases, your answer will depend only on how (well) your brain processes the information.

Our research strongly challenges this assumption. We show instead that people’s thoughts, choices and insights can be transformed by physical interaction with things. In other words, thinking with your brain alone – like a computer does – is not equivalent to thinking with your brain, your eyes, and your hands – as humans frequently do.

The mind in the world

In the course of problem solving, we naturally tend to recruit artefacts and manipulate them to augment and transform our ability to think and to explain ourselves. Consider a game of Scrabble: players naturally touch, move and re-arrange the tiles they receive. If thinking were simply done “in the head”, what’s the purpose of these moves?

In fact, these moves are integral to the process of generating words . As players reconfigure the physical properties of their environment, they are not simply making it easier for them to think; they are thinking . Moves can be deliberate or serendipitous. This suggests that thinking is fundamentally relational: it unfolds along a series of physical changes in the environment that at times affects, and at times is affected by, a series of biological changes in the brain.

To put this to the test, we design thinking tasks under laboratory conditions during which people can physically interact with the properties of the problem. Interactivity inevitably benefits performance. In part this is because changes in the physical environment makes it easier for people to remember what information they are considering. But also dynamically changing the problem’s configuration prompts new possibilities for action, or unveils new ways of solving problems. People are more creative and more efficient when solving problems with their hands: thinking is an embodied activity embedded in a physical environment.

We recently applied this approach to a study of creativity and insight . While posing a problem presented using a classic pencil and paper format never led to a breakthrough, those who could use physical artefacts to build a model of the problem were much more likely to reach some insight, no matter the difference between the partipants’ cognitive abilities.

We also applied this approach to the study of complex statistical reasoning . Previous research had found that, depending on the ease of mentally representing the statistical information presented, between 11% and 40% of people succeeded in solving these reasoning problems using just pen and paper.

We presented the same information on a pack of cards which reasoners were free to spread out and rearrange in any way they like. Not all participants fully engaged with the cards – perhaps unwilling to be judged as poor thinkers for doing so. Yet the success rate for those who made the most of this opportunity to use the material world to boost their thinking leapt to a 75% success rate.

So next time your child counts using her fingers, or you see your employees spread out information over their desk and walls, be reassured: they are not limited in their capacity to think well, nor are they handicapping their ability to do so. In fact, they are enhancing their ability to think. Your mind does not think like a computer, it thinks with the objects (including computers) and people around you. And our capacity to think and reason well at any given moment depends as much on our cognitive abilities as it does on the richness – or paucity – of material things with which to support our thinking and decision-making.

How effective is problem-solving therapy, things to consider, how to get started.

Problem-solving therapy is a brief intervention that provides people with the tools they need to identify and solve problems that arise from big and small life stressors. It aims to improve your overall quality of life and reduce the negative impact of psychological and physical illness.

Problem-solving therapy can be used to treat depression , among other conditions. It can be administered by a doctor or mental health professional and may be combined with other treatment approaches.

At a Glance

Problem-solving therapy is a short-term treatment used to help people who are experiencing depression, stress, PTSD, self-harm, suicidal ideation, and other mental health problems develop the tools they need to deal with challenges. This approach teaches people to identify problems, generate solutions, and implement those solutions. Let's take a closer look at how problem-solving therapy can help people be more resilient and adaptive in the face of stress.

Problem-solving therapy is based on a model that takes into account the importance of real-life problem-solving. In other words, the key to managing the impact of stressful life events is to know how to address issues as they arise. Problem-solving therapy is very practical in its approach and is only concerned with the present, rather than delving into your past.

This form of therapy can take place one-on-one or in a group format and may be offered in person or online via telehealth . Sessions can be anywhere from 30 minutes to two hours long. 

Key Components

There are two major components that make up the problem-solving therapy framework:

  • Applying a positive problem-solving orientation to your life
  • Using problem-solving skills

A positive problem-solving orientation means viewing things in an optimistic light, embracing self-efficacy , and accepting the idea that problems are a normal part of life. Problem-solving skills are behaviors that you can rely on to help you navigate conflict, even during times of stress. This includes skills like:

  • Knowing how to identify a problem
  • Defining the problem in a helpful way
  • Trying to understand the problem more deeply
  • Setting goals related to the problem
  • Generating alternative, creative solutions to the problem
  • Choosing the best course of action
  • Implementing the choice you have made
  • Evaluating the outcome to determine next steps

Problem-solving therapy is all about training you to become adaptive in your life so that you will start to see problems as challenges to be solved instead of insurmountable obstacles. It also means that you will recognize the action that is required to engage in effective problem-solving techniques.

Planful Problem-Solving

One problem-solving technique, called planful problem-solving, involves following a series of steps to fix issues in a healthy, constructive way:

  • Problem definition and formulation : This step involves identifying the real-life problem that needs to be solved and formulating it in a way that allows you to generate potential solutions.
  • Generation of alternative solutions : This stage involves coming up with various potential solutions to the problem at hand. The goal in this step is to brainstorm options to creatively address the life stressor in ways that you may not have previously considered.
  • Decision-making strategies : This stage involves discussing different strategies for making decisions as well as identifying obstacles that may get in the way of solving the problem at hand.
  • Solution implementation and verification : This stage involves implementing a chosen solution and then verifying whether it was effective in addressing the problem.

Other Techniques

Other techniques your therapist may go over include:

  • Problem-solving multitasking , which helps you learn to think clearly and solve problems effectively even during times of stress
  • Stop, slow down, think, and act (SSTA) , which is meant to encourage you to become more emotionally mindful when faced with conflict
  • Healthy thinking and imagery , which teaches you how to embrace more positive self-talk while problem-solving

What Problem-Solving Therapy Can Help With

Problem-solving therapy addresses life stress issues and focuses on helping you find solutions to concrete issues. This approach can be applied to problems associated with various psychological and physiological symptoms.

Mental Health Issues

Problem-solving therapy may help address mental health issues, like:

  • Chronic stress due to accumulating minor issues
  • Complications associated with traumatic brain injury (TBI)
  • Emotional distress
  • Post-traumatic stress disorder (PTSD)
  • Problems associated with a chronic disease like cancer, heart disease, or diabetes
  • Self-harm and feelings of hopelessness
  • Substance use
  • Suicidal ideation

Specific Life Challenges

This form of therapy is also helpful for dealing with specific life problems, such as:

  • Death of a loved one
  • Dissatisfaction at work
  • Everyday life stressors
  • Family problems
  • Financial difficulties
  • Relationship conflicts

Your doctor or mental healthcare professional will be able to advise whether problem-solving therapy could be helpful for your particular issue. In general, if you are struggling with specific, concrete problems that you are having trouble finding solutions for, problem-solving therapy could be helpful for you.

Benefits of Problem-Solving Therapy

The skills learned in problem-solving therapy can be helpful for managing all areas of your life. These can include:

  • Being able to identify which stressors trigger your negative emotions (e.g., sadness, anger)
  • Confidence that you can handle problems that you face
  • Having a systematic approach on how to deal with life's problems
  • Having a toolbox of strategies to solve the issues you face
  • Increased confidence to find creative solutions
  • Knowing how to identify which barriers will impede your progress
  • Knowing how to manage emotions when they arise
  • Reduced avoidance and increased action-taking
  • The ability to accept life problems that can't be solved
  • The ability to make effective decisions
  • The development of patience (realizing that not all problems have a "quick fix")

Problem-solving therapy can help people feel more empowered to deal with the problems they face in their lives. Rather than feeling overwhelmed when stressors begin to take a toll, this therapy introduces new coping skills that can boost self-efficacy and resilience .

Other Types of Therapy

Other similar types of therapy include cognitive-behavioral therapy (CBT) and solution-focused brief therapy (SFBT) . While these therapies work to change thinking and behaviors, they work a bit differently. Both CBT and SFBT are less structured than problem-solving therapy and may focus on broader issues. CBT focuses on identifying and changing maladaptive thoughts, and SFBT works to help people look for solutions and build self-efficacy based on strengths.

This form of therapy was initially developed to help people combat stress through effective problem-solving, and it was later adapted to address clinical depression specifically. Today, much of the research on problem-solving therapy deals with its effectiveness in treating depression.

Problem-solving therapy has been shown to help depression in: 

  • Older adults
  • People coping with serious illnesses like cancer

Problem-solving therapy also appears to be effective as a brief treatment for depression, offering benefits in as little as six to eight sessions with a therapist or another healthcare professional. This may make it a good option for someone unable to commit to a lengthier treatment for depression.

Problem-solving therapy is not a good fit for everyone. It may not be effective at addressing issues that don't have clear solutions, like seeking meaning or purpose in life. Problem-solving therapy is also intended to treat specific problems, not general habits or thought patterns .

In general, it's also important to remember that problem-solving therapy is not a primary treatment for mental disorders. If you are living with the symptoms of a serious mental illness such as bipolar disorder or schizophrenia , you may need additional treatment with evidence-based approaches for your particular concern.

Problem-solving therapy is best aimed at someone who has a mental or physical issue that is being treated separately, but who also has life issues that go along with that problem that has yet to be addressed.

For example, it could help if you can't clean your house or pay your bills because of your depression, or if a cancer diagnosis is interfering with your quality of life.

Your doctor may be able to recommend therapists in your area who utilize this approach, or they may offer it themselves as part of their practice. You can also search for a problem-solving therapist with help from the American Psychological Association’s (APA) Society of Clinical Psychology .

If receiving problem-solving therapy from a doctor or mental healthcare professional is not an option for you, you could also consider implementing it as a self-help strategy using a workbook designed to help you learn problem-solving skills on your own.

During your first session, your therapist may spend some time explaining their process and approach. They may ask you to identify the problem you’re currently facing, and they’ll likely discuss your goals for therapy .

Imagine that you're vacuuming your house in a hurry because you've got friends coming over. Frustratingly, you're working hard but you're not getting very far. You kneel down, open up the vacuum cleaner, and pull out the bag. In a cloud of dust, you realize that it's full... again. Coughing, you empty it and wonder why vacuum cleaners with bags still exist!

James Dyson, inventor and founder of Dyson® vacuum cleaners, had exactly the same problem, and he used creative problem solving to find the answer. While many companies focused on developing a better vacuum cleaner filter, he realized that he had to think differently and find a more creative solution. So, he devised a revolutionary way to separate the dirt from the air, and invented the world's first bagless vacuum cleaner. [1]

Creative problem solving (CPS) is a way of solving problems or identifying opportunities when conventional thinking has failed. It encourages you to find fresh perspectives and come up with innovative solutions, so that you can formulate a plan to overcome obstacles and reach your goals.

In this article, we'll explore what CPS is, and we'll look at its key principles. We'll also provide a model that you can use to generate creative solutions.

About Creative Problem Solving

Alex Osborn, founder of the Creative Education Foundation, first developed creative problem solving in the 1940s, along with the term "brainstorming." And, together with Sid Parnes, he developed the Osborn-Parnes Creative Problem Solving Process. Despite its age, this model remains a valuable approach to problem solving. [2]

The early Osborn-Parnes model inspired a number of other tools. One of these is the 2011 CPS Learner's Model, also from the Creative Education Foundation, developed by Dr Gerard J. Puccio, Marie Mance, and co-workers. In this article, we'll use this modern four-step model to explore how you can use CPS to generate innovative, effective solutions.

Why Use Creative Problem Solving?

Dealing with obstacles and challenges is a regular part of working life, and overcoming them isn't always easy. To improve your products, services, communications, and interpersonal skills, and for you and your organization to excel, you need to encourage creative thinking and find innovative solutions that work.

CPS asks you to separate your "divergent" and "convergent" thinking as a way to do this. Divergent thinking is the process of generating lots of potential solutions and possibilities, otherwise known as brainstorming. And convergent thinking involves evaluating those options and choosing the most promising one. Often, we use a combination of the two to develop new ideas or solutions. However, using them simultaneously can result in unbalanced or biased decisions, and can stifle idea generation.

Core Principles of Creative Problem Solving

CPS has four core principles. Let's explore each one in more detail:

  • Divergent and convergent thinking must be balanced. The key to creativity is learning how to identify and balance divergent and convergent thinking (done separately), and knowing when to practice each one.
  • Ask problems as questions. When you rephrase problems and challenges as open-ended questions with multiple possibilities, it's easier to come up with solutions. Asking these types of questions generates lots of rich information, while asking closed questions tends to elicit short answers, such as confirmations or disagreements. Problem statements tend to generate limited responses, or none at all.
  • Defer or suspend judgment. As Alex Osborn learned from his work on brainstorming, judging solutions early on tends to shut down idea generation. Instead, there's an appropriate and necessary time to judge ideas during the convergence stage.
  • Focus on "Yes, and," rather than "No, but." Language matters when you're generating information and ideas. "Yes, and" encourages people to expand their thoughts, which is necessary during certain stages of CPS. Using the word "but" – preceded by "yes" or "no" – ends conversation, and often negates what's come before it.

How to Use the Tool

Let's explore how you can use each of the four steps of the CPS Learner's Model (shown in figure 1, below) to generate innovative ideas and solutions.

Explore the Vision

Identify your goal, desire or challenge. This is a crucial first step because it's easy to assume, incorrectly, that you know what the problem is. However, you may have missed something or have failed to understand the issue fully, and defining your objective can provide clarity. Read our article, 5 Whys , for more on getting to the root of a problem quickly.

Gather Data

Once you've identified and understood the problem, you can collect information about it and develop a clear understanding of it. Make a note of details such as who and what is involved, all the relevant facts, and everyone's feelings and opinions.

Formulate Questions

When you've increased your awareness of the challenge or problem you've identified, ask questions that will generate solutions. Think about the obstacles you might face and the opportunities they could present.

Explore Ideas

Generate ideas that answer the challenge questions you identified in step 1. It can be tempting to consider solutions that you've tried before, as our minds tend to return to habitual thinking patterns that stop us from producing new ideas. However, this is a chance to use your creativity .

Formulate Solutions

This is the convergent stage of CPS, where you begin to focus on evaluating all of your possible options and come up with solutions. Analyze whether potential solutions meet your needs and criteria, and decide whether you can implement them successfully. Next, consider how you can strengthen them and determine which ones are the best "fit." Our articles, Critical Thinking and ORAPAPA , are useful here.

4. Implement

Formulate a plan.

Once you've chosen the best solution, it's time to develop a plan of action. Start by identifying resources and actions that will allow you to implement your chosen solution. Next, communicate your plan and make sure that everyone involved understands and accepts it.

There have been many adaptations of CPS since its inception, because nobody owns the idea.

For example, Scott Isaksen and Donald Treffinger formed The Creative Problem Solving Group Inc . and the Center for Creative Learning , and their model has evolved over many versions. Blair Miller, Jonathan Vehar and Roger L. Firestien also created their own version, and Dr Gerard J. Puccio, Mary C. Murdock, and Marie Mance developed CPS: The Thinking Skills Model. [4] Tim Hurson created The Productive Thinking Model , and Paul Reali developed CPS: Competencies Model. [5]

Sid Parnes continued to adapt the CPS model by adding concepts such as imagery and visualization , and he founded the Creative Studies Project to teach CPS. Creative problem solving (CPS) is a way of using your creativity to develop new ideas and solutions to problems. The process is based on separating divergent and convergent thinking styles, so that you can focus your mind on creating at the first stage, and then evaluating at the second stage.

There have been many adaptations of the original Osborn-Parnes model, but they all involve a clear structure of identifying the problem, generating new ideas, evaluating the options, and then formulating a plan for successful implementation.

What does “daily problem solving” really look like in practice?

Dear Gemba Coach: I hear the phrase “daily problem solving” a lot. But what does it really mean in practice and how does it work?

Dear Gemba Coach,

I hear the phrase “daily problem solving ” a lot. But what does it really mean in practice and how does it work ? Are we making improvements – changes – to work every day, including standard work; do we check with co-workers and supervisors daily on our changes?

There are two main ways of looking at this: (1) do I solve all problems daily so that, in the end, the process works perfectly or (2) do I use problem solving as a device to teach frontline staff more about their work so that less problems appear?

To put this in context, my father used to insist, at the plant manager level that fighting fires was part of the plant manager’s job – if he couldn’t do that, sooner or later, he’d get replaced. BUT the more fires you fight, the more fires will appear . So you’ve got to develop people’s ability to solve their own problems so that less fires get started. A highbrow way of saying that is the organizational capability of having less fires depends on the individual competence in avoiding starting fires in the first places or solving things when they’re very small fires – or, to use another expression I learned by a sensei , focus on the buds of problems, before they flower .

Sine we’re talking about the old days, Shigeo Shingo used to show that much of quality control is really issuing “death certificates” – the problem has already occurred and we’re trying to pull the body out of the flow of the living. The question is how to avoid the situation in the first place. Because experts can’t be on call everywhere all the time, the only logistically sound solution is to turn everyone into an expert.

Self-Directed Training

How do we do that? By seeing problem solving as a training technique, rather than seeing it as a, well, problem-solving techniques . We don’t want to fix every problem. We want to teach every person to better understand their job, and make sure the problem doesn’t occur in the first place. We want them to be autonomous in their problem solving which means:

  • Do not walk past the bud of the problem without stopping and correcting the situation. The classical Chinese image is not walking past a child leaning into a well without holding them back. (At work, probably the hardest part, because in well-structured, process-oriented organizations, everyone thinks someone else should deal with the problem)
  • Know how to solve a typical problem in a large variety of situations . The “one best way” rarely fits all situations and problem solving is highly contextual. Autonomy means solving the problem in making the outcome actually better, not going through the motions to find that, in the end, matters are worse.
  • Know when to flag the issue because the fire has started to burn and it will soon become a raging blaze. This is much harder than it looks because most workplaces are set up to shoot the messenger, dismiss unfavorable information and never distract the boss from his or her wishful thinking. It takes a “problem first” culture, and clear understanding of the role of middle management to fight the natural tendency to sweep the issue under the rug and walk away hoping that no one has noticed we were the first on the scene.

As you can see, these are both cognitive (actual problem solving) and non-cognitive skills (the attitude to problems), which both need to be taught, and, since teaching it is hard, taught daily – hence the daily problem solving .

In this sense, daily problem solving means looking into one problem a day, not with the hope of solving all problems, but with the hope of learning more about our job (and our standards), every day.

For this to work, we need to realize that the problem solving structure – the PDCA , the A3 8-boxes, etc. – is nothing more (or less) than scaffolding to support problem solving. The aim is not to tick the boxes, but to get a better observation and discussion about the issue, which means getting closer to the “point of process,” the point where the tool (whether a computer system or a drill, or a press, etc.) hits the part, and the quality of the value add, compared to standards.

Observation and discussion of one problem a day (What is the point of cause? How do our standards help or hinder? What is the smart way to deal with this situation?) will progressively hone your mental model of what matters and what doesn’t in the normal situation, and so build from your experience and into your experience the orientation points needed to do the job well –and avoid future problems of the same sort.

The conclusion here is that racks should be designed so that the option specification sheet is in full view at the moment that parts are picked.

This means that we’ve learned a new point to be careful of when looking at how racks are set up on lines to make work easier for operators. With this in mind, the next line can be either kaizened in this way, or designed so the situation does not arise. The problem solving has led to reusable knowledge that will make this problem not occur again. And there, is the win.

Proof of Respect

To my mind, daily problem solving is indeed about sharing with supervisor and team how one person has solved one problem today (each day, one quick description of how one problem has been solved). The supervisor can ask all others to check their standards on the matter, and keep topics fresh in their minds. The engineering Toyota phrase I keep in mind is “80 points + alpha” – the 80 points one has to get right daily and the alpha improvement to do things a bit better. Daily problem solving is the opportunity to both (1) check the standards we need to have in mind (there are often so many that taking problems as an opportunity to revisit standards is important) and (2) the small plus to understand better the work from both the customer and employee point of view.

If we do this day in day out, we will find that performance increases because fires disappear, and that engagement increases as people feel more self-confident about both their work and working with their colleagues, other team members and supervisors. Daily problem solving is a proof of respect.

Critical thinking and creativity are essential in developing innovative solutions. Collaboration with others can also provide diverse perspectives and ideas. 

By applying these strategies, you can tackle complex issues more effectively.

Now, consider a challenge you’re dealing with. Which strategy could help you find a solution? Here we will discuss key problem strategies in detail.

1. Use a Past Solution That Worked

Use a Past Solution That Worked

This strategy involves looking back at previous similar problems you have faced and the solutions that were effective in solving them.

It is useful when you are facing a problem that is very similar to something you have already solved. The main benefit is that you don’t have to come up with a brand new solution – you already know the method that worked before will likely work again.

However, the limitation is that the current problem may have some unique aspects or differences that mean your old solution is not fully applicable.

The ideal process is to thoroughly analyze the new challenge, identify the key similarities and differences versus the past case, adapt the old solution as needed to align with the current context, and then pilot it carefully before full implementation.

An example is using the same negotiation tactics from purchasing your previous home when putting in an offer on a new house. Key terms would be adjusted but overall it can save significant time versus developing a brand new strategy.

An example is planning for an event – you would imagine the successful event occurring, then determine the tasks needed the week before, two weeks before, etc. all the way back to the present.

This method, named after author Rudyard Kipling, provides a framework for thoroughly analyzing a problem before jumping into solutions.

It consists of answering six fundamental questions: What, Where, When, How, Who, and Why about the challenge. Clearly defining these core elements of the problem sets the stage for generating targeted solutions.

The Kipling method enables a deep understanding of problem parameters and root causes before solution identification. By jumping to brainstorm solutions too early, critical information can be missed or the problem is loosely defined, reducing solution quality.

Answering the six fundamental questions illuminates all angles of the issue. This takes time but pays dividends in generating optimal solutions later tuned precisely to the true underlying problem.

The limitation is that meticulously working through numerous questions before addressing solutions can slow progress.

The best approach blends structured problem decomposition techniques like the Kipling method with spurring innovative solution ideation from a diverse team. 

An example is using this technique after a technical process failure – the team would systematically detail What failed, Where/When did it fail, How it failed (sequence of events), Who was involved, and Why it likely failed before exploring preventative solutions.

5. Try Different Solutions Until One Works (Trial and Error)

The key is limiting the variable set first. For technical problems, this boundary is inherent and each element can be iteratively tested. But for business issues, artificial constraints may be required – setting decision rules upfront to reduce options before testing.

Furthermore, hypothesis-driven experimentation is far superior to blind trial and error – have logic for why Option A may outperform Option B.

Examples include fixing printer jams by testing different paper tray and cable configurations or resolving website errors by tweaking CSS/HTML line-by-line until the code functions properly.

Eventually while gardening one day, a perfect unexpected plot twist sparks an ideal conclusion. However, once written they still carefully review if the ending flows logically from the rest of the story.

This approach involves deconstructing a problem in reverse sequential order from the current undesirable outcome back to the initial root causes.

By mapping the chain of events backward, you can identify the origin of where things went wrong and establish the critical junctures for solving it moving ahead. Reverse engineering provides diagnostic clarity on multi-step problems.

However, the limitation is that it focuses heavily on autopsying the past versus innovating improved future solutions.

An example is tracing back from a server outage, through the cascade of infrastructure failures that led to it finally terminating at the initial script error that triggered the crisis. This root cause would then inform the preventative measure.

9. Break Down Obstacles Between Current and Goal State (Means-End Analysis)

This technique defines the current problem state and the desired end goal state, then systematically identifies obstacles in the way of getting from one to the other.

For example, you can list down all the steps required for a new product launch – current state through production, marketing, sales, distribution, etc. to full launch (goal state) – to highlight where resource constraints or other blocks exist so they can be addressed.

Systematically identifying these elements provides balanced insight to evaluate options and risks. It is impactful when evaluating alternative solutions or developing strategy amid complexity or uncertainty.

The key benefit of SWOT analysis is enabling multi-dimensional thinking when rationally evaluating options. Rather than getting anchored on just the upsides or the existing way of operating, it urges a systematic assessment through four different lenses:

  • Internal Strengths: Our core competencies/advantages able to deliver success
  • Internal Weaknesses: Gaps/vulnerabilities we need to manage
  • External Opportunities: Ways we can differentiate/drive additional value

Multiperspective analysis provides the needed holistic view of the balanced risk vs. reward equation for strategic decision making amid uncertainty.

However, SWOT can feel restrictive if not tailored and evolved for different issue types.

Teams should view SWOT analysis as a starting point, augmenting it further for distinct scenarios.

An example is performing a SWOT analysis on whether a small business should expand into a new market – evaluating internal capabilities to execute vs. risks in the external competitive and demand environment to inform the growth decision with eyes wide open.

Gap analysis is based on the simple principle – “you can’t improve what you don’t measure.” It enables facts-driven problem diagnosis by highlighting delta to goals, not just vague dissatisfaction that something seems wrong. And measurement immediately suggests improvement opportunities – address the biggest gaps first.

This data orientation also supports ROI analysis on fixing issues – the return from closing larger gaps outweighs narrowly targeting smaller performance deficiencies.

However, the approach is only effective if robust standards and metrics exist as the benchmark to evaluate against. Organizations should invest upfront in establishing performance frameworks.

Furthermore, while numbers are invaluable, the human context behind problems should not be ignored – quantitative versus qualitative gap assessment is optimally blended.

For example, if usage declines are noted during software gap analysis, this could be used as a signal to improve user experience through design.

An example is a factory manager inspecting the production line to spot jam areas based on direct reality rather than relying on throughput dashboards alone back in her office. Frontline insights prove invaluable.

This involves assessing the marketplace around a problem or business situation via five key factors: competitors, new entrants, substitute offerings, suppliers, and customer power.

Evaluating these forces illuminates risks and opportunities for strategy development and issue resolution. It is effective for understanding dynamic external threats and opportunities when operating in a contested space.

However, over-indexing on only external factors can overlook the internal capabilities needed to execute solutions.

A startup CEO, for example, may analyze market entry barriers, whitespace opportunities, and disruption risks across these five forces to shape new product rollout strategies and marketing approaches.

15. Think from Different Perspectives (Six Thinking Hats)

The Six Thinking Hats is a technique developed by Edward de Bono that encourages people to think about a problem from six different perspectives, each represented by a colored “thinking hat.”

The key benefit of this strategy is that it pushes team members to move outside their usual thinking style and consider new angles. This brings more diverse ideas and solutions to the table.

It works best for complex problems that require innovative solutions and when a team is stuck in an unproductive debate. The structured framework keeps the conversation flowing in a positive direction.

Limitations are that it requires training on the method itself and may feel unnatural at first. Team dynamics can also influence success – some members may dominate certain “hats” while others remain quiet.

A real-life example is a software company debating whether to build a new feature. The white hat focuses on facts, red on gut feelings, black on potential risks, yellow on benefits, green on new ideas, and blue on process. This exposes more balanced perspectives before deciding.

Key benefits are that it allows more stakeholders to get on the same page regarding root causes and it sparks new creative solutions as connections are made visually.

However, simple problems with few variables don’t require extensive diagrams. Additionally, some challenges are so multidimensional that fully capturing every aspect is difficult.
