1. Create simple user personas

A user persona is a semi-fictional character based on psychographic and demographic data from people who use websites and products similar to your own. Start by defining broad user categories, then elaborate on them later to further segment your customer base and determine your ideal customer profile .

How to get the data: use on-page or emailed surveys and interviews to understand your users and what drives them to your business.

How to do it right: whatever survey or interview questions you ask, they should answer the following questions about the customer:

Who are they?

What is their main goal?

What is their main barrier to achieving this goal?

Pitfalls to avoid:

Don’t ask too many questions! Keep it to five or less, otherwise you’ll inundate them and they’ll stop answering thoughtfully.

Don’t worry too much about typical demographic questions like age or background. Instead, focus on the role these people play (as it relates to your product) and their goals.

2. Conduct observational research

Observational research involves taking notes while watching someone use your product (or a similar product).

Overt vs. covert observation

Overt observation involves asking customers if they’ll let you watch them use your product. This method is often used for user testing and it provides a great opportunity for collecting live product or customer feedback .

Covert observation means studying users ‘in the wild’ without them knowing. This method works well if you sell a type of product that people use regularly, and it offers the purest observational data because people often behave differently when they know they’re being watched. 

Tips to do it right:

Record an entry in your field notes, along with a timestamp, each time an action or event occurs.

Make note of the users' workflow, capturing the ‘what,’ ‘why,’ and ‘for whom’ of each action.

Don’t record identifiable video or audio data without consent. If recording people using your product is helpful for achieving your research goal, make sure all participants are informed and agree to the terms.

Don’t forget to explain why you’d like to observe them (for overt observation). People are more likely to cooperate if you tell them you want to improve the product.

How Smallpdf did it: here’s how Smallpdf observed two different user personas both covertly and overtly.

Observing students (covert): Kristina Wagner, Principle Product Manager at Smallpdf, went to cafes and libraries at two local universities and waited until she saw students doing PDF-related activities. Then she watched and took notes from a distance. One thing that struck her was the difference between how students self-reported their activities vs. how they behaved (i.e, the self-reporting bias). Students, she found, spent hours talking, listening to music, or simply staring at a blank screen rather than working. When she did find students who were working, she recorded the task they were performing and the software they were using (if she recognized it).

Observing administrative assistants (overt): Kristina sent emails to admins explaining that she’d like to observe them at work, and she asked those who agreed to try to batch their PDF work for her observation day. While watching admins work, she learned that they frequently needed to scan documents into PDF-format and then convert those PDFs into Word docs. By observing the challenges admins faced, Smallpdf knew which products to target for improvement.

3. Conduct individual interviews

Interviews are one-on-one conversations with members of your target market. They allow you to dig deep and explore their concerns, which can lead to all sorts of revelations.

Listen more, talk less. Be curious.

Act like a journalist, not a salesperson. Rather than trying to talk your company up, ask people about their lives, their needs, their frustrations, and how a product like yours could help.

Ask "why?" so you can dig deeper. Get into the specifics and learn about their past behavior.

Record the conversation. Focus on the conversation and avoid relying solely on notes by recording the interview. There are plenty of services that will transcribe recorded conversations for a good price (including Hotjar!).

Avoid asking leading questions , which reveal bias on your part and pushes respondents to answer in a certain direction (e.g. “Have you taken advantage of the amazing new features we just released?).

Don't ask loaded questions , which sneak in an assumption which, if untrue, would make it impossible to answer honestly. For example, we can’t ask you, “What did you find most useful about this article?” without asking whether you found the article useful in the first place.

Be cautious when asking opinions about the future (or predictions of future behavior). Studies suggest that people aren’t very good at predicting their future behavior. This is due to several cognitive biases, from the misguided exceptionalism bias (we’re good at guessing what others will do, but we somehow think we’re different), to the optimism bias (which makes us see things with rose-colored glasses), to the ‘illusion of control’ (which makes us forget the role of randomness in future events).

How Smallpdf did it: Kristina explored her teacher user persona by speaking with university professors at a local graduate school. She learned that the school was mostly paperless and rarely used PDFs, so for the sake of time, she moved on to the admins.

A bit of a letdown? Sure. But this story highlights an important lesson: sometimes you follow a lead and come up short, so you have to make adjustments on the fly. Lean market research is about getting solid, actionable insights quickly so you can tweak things and see what works.

4. Analyze the data (without drowning in it)

The following techniques will help you wrap your head around the market data you collect without losing yourself in it. Remember, the point of lean market research is to find quick, actionable insights.

A flow model is a diagram that tracks the flow of information within a system. By creating a simple visual representation of how users interact with your product and each other, you can better assess their needs.

You’ll notice that admins are at the center of Smallpdf’s flow model, which represents the flow of PDF-related documents throughout a school. This flow model shows the challenges that admins face as they work to satisfy their own internal and external customers.

Affinity diagram

An affinity diagram is a way of sorting large amounts of data into groups to better understand the big picture. For example, if you ask your users about their profession, you’ll notice some general themes start to form, even though the individual responses differ. Depending on your needs, you could group them by profession, or more generally by industry.

Implement changes

Based on what Smallpdf learned about the challenges that one key user segment (admins) face when trying to convert PDFs into Word files, they improved their ‘PDF to Word’ conversion tool.

We won’t go into the details here because it involves a lot of technical jargon, but they made the entire process simpler and more straightforward for users. Plus, they made it so that their system recognized when you drop a PDF file into their ‘Word to PDF’ converter instead of the ‘PDF to Word’ converter, so users wouldn’t have to redo the task when they made that mistake. 

In other words: simple market segmentation for admins showed a business need that had to be accounted for, and customers are happier overall after Smallpdf implemented an informed change to their product.

Measure results

According to the Lean UX model, product and UX changes aren’t retained unless they achieve results.

Smallpdf’s changes produced:

2. Interviews: the most insightful

Interviews are one-on-one conversations with members of your target market. Nothing beats a face-to-face interview for diving deep (and reading non-verbal cues), but if an in-person meeting isn’t possible, video conferencing is a solid second choice.

Regardless of how you conduct it, any type of in-depth interview will produce big benefits in understanding your target customers.

3. Focus groups: the most unreliable

Focus groups bring together a carefully selected group of people who fit a company’s target market. A trained moderator leads a conversation surrounding the product, user experience, or marketing message to gain deeper insights.

What makes focus groups so unreliable?

If you’re new to market research, we wouldn’t recommend starting with focus groups. Doing it right is expensive , and if you cut corners, your research could fall victim to all kinds of errors. Dominance bias (when a forceful participant influences the group) and moderator style bias (when different moderator personalities bring about different results in the same study) are two of the many ways your focus group data could get skewed.

4. Observation: the most powerful

During a customer observation session, someone from the company takes notes while they watch an ideal user engage with their product (or a similar product from a competitor).

What makes observation so clever and powerful?

‘Fly-on-the-wall’ observation is a great alternative to focus groups. It’s not only less expensive, but you’ll see people interact with your product in a natural setting without influencing each other. The only downside is that you can’t get inside their heads, so observation still isn't a recommended replacement for customer surveys and interviews.

The following questions will help you get to know your users on a deeper level when you interview them. They’re general questions, of course, so don’t be afraid to make them your own.

1. Who are you and what do you do?

How you ask this question, and what you want to know, will vary depending on your business model (e.g. business-to-business marketing is usually more focused on someone’s profession than business-to-consumer marketing).

It’s a great question to start with, and it’ll help you understand what’s relevant about your user demographics (age, race, gender, profession, education, etc.), but it’s not the be-all-end-all of market research. The more specific questions come later.

2. What does your day look like?

This question helps you understand your users’ day-to-day life and the challenges they face. It will help you gain empathy for them, and you may stumble across something relevant to their buying habits.

3. Do you ever purchase [product/service type]?

This is a ‘yes or no’ question. A ‘yes’ will lead you to the next question.

4. What problem were you trying to solve or what goal were you trying to achieve?

This question strikes to the core of what someone’s trying to accomplish and why they might be willing to pay for your solution.

5. Take me back to the day when you first decided you needed to solve this kind of problem or achieve this goal.

This is the golden question, and it comes from Adele Revella, Founder and CEO of Buyer Persona Institute . It helps you get in the heads of your users and figure out what they were thinking the day they decided to spend money to solve a problem.

If you take your time with this question, digging deeper where it makes sense, you should be able to answer all the relevant information you need to understand their perspective.

“The only scripted question I want you to ask them is this one: take me back to the day when you first decided that you needed to solve this kind of problem or achieve this kind of a goal. Not to buy my product, that’s not the day. We want to go back to the day that when you thought it was urgent and compelling to go spend money to solve a particular problem or achieve a goal. Just tell me what happened.”

Bonus question: is there anything else you’d like to tell me?

This question isn’t just a nice way to wrap it up—it might just give participants the opportunity they need to tell you something you really need to know.

That’s why Sarah Doody, author of UX Notebook , adds it to the end of her written surveys.

“I always have a last question, which is just open-ended: “Is there anything else you would like to tell me?” And sometimes, that’s where you get four paragraphs of amazing content that you would never have gotten if it was just a Net Promoter Score [survey] or something like that.”

Step #4: Analyze the results

You can conduct your own marketing research. Follow these steps, add your own flair, knowledge and creativity, and you’ll have bespoke research to be proud of.

Marketing research is the term used to cover the concept, development, placement and evolution of your product or service, its growing customer base and its branding – starting with brand awareness , and progressing to (everyone hopes) brand equity . Like any research, it needs a robust process to be credible and useful.

Marketing research uses four essential key factors known as the ‘marketing mix’ , or the Four Ps of Marketing :

  • Product (goods or service)
  • Price ( how much the customer pays )
  • Place (where the product is marketed)
  • Promotion (such as advertising and PR)

These four factors need to work in harmony for a product or service to be successful in its marketplace.

The marketing research process – an overview

A typical marketing research process is as follows:

  • Identify an issue, discuss alternatives and set out research objectives
  • Develop a research program
  • Choose a sample
  • Gather information
  • Gather data
  • Organize and analyze information and data
  • Present findings
  • Make research-based decisions
  • Take action based on insights

Step 1: Defining the marketing research problem

Defining a problem is the first step in the research process. In many ways, research starts with a problem facing management. This problem needs to be understood, the cause diagnosed, and solutions developed.

However, most management problems are not always easy to research, so they must first be translated into research problems. Once you approach the problem from a research angle, you can find a solution. For example, “sales are not growing” is a management problem, but translated into a research problem, it becomes “ why are sales not growing?” We can look at the expectations and experiences of several groups : potential customers, first-time buyers, and repeat purchasers. We can question whether the lack of sales is due to:

  • Poor expectations that lead to a general lack of desire to buy, or
  • Poor performance experience and a lack of desire to repurchase.

This, then, is the difference between a management problem and a research problem. Solving management problems focuses on actions: Do we advertise more? Do we change our advertising message? Do we change an under-performing product configuration? And if so, how?

Defining research problems, on the other hand, focus on the whys and hows, providing the insights you need to solve your management problem.

Step 2: Developing a research program: method of inquiry

The scientific method is the standard for investigation. It provides an opportunity for you to use existing knowledge as a starting point, and proceed impartially.

The scientific method includes the following steps:

  • Define a problem
  • Develop a hypothesis
  • Make predictions based on the hypothesis
  • Devise a test of the hypothesis
  • Conduct the test
  • Analyze the results

This terminology is similar to the stages in the research process. However, there are subtle differences in the way the steps are performed:

  • the scientific research method is objective and fact-based, using quantitative research and impartial analysis
  • the marketing research process can be subjective, using opinion and qualitative research, as well as personal judgment as you collect and analyze data

Step 3: Developing a research program: research method

As well as selecting a method of inquiry (objective or subjective), you must select a research method . There are two primary methodologies that can be used to answer any research question:

  • Experimental research : gives you the advantage of controlling extraneous variables and manipulating one or more variables that influence the process being implemented.
  • Non-experimental research : allows observation but not intervention – all you do is observe and report on your findings.

Step 4: Developing a research program: research design

Research design is a plan or framework for conducting marketing research and collecting data. It is defined as the specific methods and procedures you use to get the information you need.

There are three core types of marketing research designs: exploratory, descriptive, and causal . A thorough marketing research process incorporates elements of all of them.

Exploratory marketing research

This is a starting point for research. It’s used to reveal facts and opinions about a particular topic, and gain insight into the main points of an issue. Exploratory research is too much of a blunt instrument to base conclusive business decisions on, but it gives the foundation for more targeted study. You can use secondary research materials such as trade publications, books, journals and magazines and primary research using qualitative metrics, that can include open text surveys, interviews and focus groups.

Descriptive marketing research

This helps define the business problem or issue so that companies can make decisions, take action and monitor progress. Descriptive research is naturally quantitative – it needs to be measured and analyzed statistically , using more targeted surveys and questionnaires. You can use it to capture demographic information , evaluate a product or service for market, and monitor a target audience’s opinion and behaviors. Insights from descriptive research can inform conclusions about the market landscape and the product’s place in it.

Causal marketing research

This is useful to explore the cause and effect relationship between two or more variables. Like descriptive research , it uses quantitative methods, but it doesn’t merely report findings; it uses experiments to predict and test theories about a product or market. For example, researchers may change product packaging design or material, and measure what happens to sales as a result.

Step 5: Choose your sample

Your marketing research project will rarely examine an entire population. It’s more practical to use a sample - a smaller but accurate representation of the greater population. To design your sample, you’ll need to answer these questions:

  • Which base population is the sample to be selected from? Once you’ve established who your relevant population is (your research design process will have revealed this), you have a base for your sample. This will allow you to make inferences about a larger population.
  • What is the method (process) for sample selection? There are two methods of selecting a sample from a population:

1. Probability sampling : This relies on a random sampling of everyone within the larger population.

2. Non-probability sampling : This is based in part on the investigator’s judgment, and often uses convenience samples, or by other sampling methods that do not rely on probability.

  • What is your sample size? This important step involves cost and accuracy decisions. Larger samples generally reduce sampling error and increase accuracy, but also increase costs. Find out your perfect sample size with our calculator .

Step 6: Gather data

Your research design will develop as you select techniques to use. There are many channels for collecting data, and it’s helpful to differentiate it into O-data (Operational) and X-data (Experience):

  • O-data is your business’s hard numbers like costs, accounting, and sales. It tells you what has happened, but not why.
  • X-data gives you insights into the thoughts and emotions of the people involved: employees, customers, brand advocates.

When you combine O-data with X-data, you’ll be able to build a more complete picture about success and failure - you’ll know why. Maybe you’ve seen a drop in sales (O-data) for a particular product. Maybe customer service was lacking, the product was out of stock, or advertisements weren’t impactful or different enough: X-data will reveal the reason why those sales dropped. So, while differentiating these two data sets is important, when they are combined, and work with each other, the insights become powerful.

With mobile technology, it has become easier than ever to collect data. Survey research has come a long way since market researchers conducted face-to-face, postal, or telephone surveys. You can run research through:

  • Social media ( polls and listening )

Another way to collect data is by observation. Observing a customer’s or company’s past or present behavior can predict future purchasing decisions. Data collection techniques for predicting past behavior can include market segmentation , customer journey mapping and brand tracking .

And of course, to analyze information from survey or observation techniques, you must record your results . Gone are the days of spreadsheets. Feedback from surveys and listening channels can automatically feed into AI-powered analytics engines and produce results, in real-time, on dashboards.

Step 7: Analysis and interpretation

The words ‘ statistical analysis methods ’ aren’t usually guaranteed to set a room alight with excitement, but when you understand what they can do, the problems they can solve and the insights they can uncover, they seem a whole lot more compelling.

Statistical tests and data processing tools can reveal:

  • Whether data trends you see are meaningful or are just chance results
  • Your results in the context of other information you have
  • Whether one thing affecting your business is more significant than others
  • What your next research area should be
  • Insights that lead to meaningful changes

There are several types of statistical analysis tools used for surveys. You should make sure that the ones you choose:

  • Work on any platform - mobile, desktop, tablet etc.
  • Integrate with your existing systems
  • Are easy to use with user-friendly interfaces, straightforward menus, and automated data analysis
  • Incorporate statistical analysis so you don’t just process and present your data, but refine it, and generate insights and predictions.

Here are some of the most common tools:

  • Benchmarking : a way of taking outside factors into account so that you can adjust the parameters of your research. It ‘levels the playing field’ – so that your data and results are more meaningful in context. And gives you a more precise understanding of what’s happening.
  • Regression analysis : this is used for working out the relationship between two (or more) variables. It is useful for identifying the precise impact of a change in an independent variable.
  • T-test is used for comparing two data groups which have different mean values. For example, do women and men have different mean heights?
  • Analysis of variance (ANOVA) Similar to the T-test, ANOVA is a way of testing the differences between three or more independent groups to see if they’re statistically significant.
  • Cluster analysis : This organizes items into groups, or clusters, based on how closely associated they are.
  • Factor analysis: This is a way of condensing many variables into just a few, so that your research data is less unwieldy to work with.
  • Conjoint analysis : this will help you understand and predict why people make the choices they do. It asks people to make trade-offs when making decisions, just as they do in the real world, then analyzes the results to give the most popular outcome.
  • Crosstab analysis : this is a quantitative market research tool used to analyze ‘categorical data’ - variables that are different and mutually exclusive, such as: ‘men’ and ‘women’, or ‘under 30’ and ‘over 30’.
  • Text analysis and sentiment analysis : Analyzing human language and emotions is a rapidly-developing form of data processing, assigning positive, negative or neutral sentiment to customer messages and feedback.

Step 8: The marketing research results

Your marketing research process culminates in the research results. These should provide all the information the stakeholders and decision-makers need to understand the project.

The results will include:

  • all your information
  • a description of your research process
  • the results
  • conclusions
  • recommended courses of action

They should also be presented in a form, language and graphics that are easy to understand, with a balance between completeness and conciseness, neither leaving important information out or allowing it to get so technical that it overwhelms the readers.

Traditionally, you would prepare two written reports:

  • a technical report , discussing the methods, underlying assumptions and the detailed findings of the research project
  • a summary report , that summarizes the research process and presents the findings and conclusions simply.

There are now more engaging ways to present your findings than the traditional PowerPoint presentations, graphs, and face-to-face reports:

  • Live, interactive dashboards for sharing the most important information, as well as tracking a project in real time.
  • Results-reports visualizations – tables or graphs with data visuals on a shareable slide deck
  • Online presentation technology, such as Prezi
  • Visual storytelling with infographics
  • A single-page executive summary with key insights
  • A single-page stat sheet with the top-line stats

You can also make these results shareable so that decision-makers have all the information at their fingertips.

Step 9 Turn your insights into action

Insights are one thing, but they’re worth very little unless they inform immediate, positive action. Here are a few examples of how you can do this:

  • Stop customers leaving – negative sentiment among VIP customers gets picked up; the customer service team contacts the customers, resolves their issues, and avoids churn .
  • Act on important employee concerns – you can set certain topics, such as safety, or diversity and inclusion to trigger an automated notification or Slack message to HR. They can rapidly act to rectify the issue.
  • Address product issues – maybe deliveries are late, maybe too many products are faulty. When product feedback gets picked up through Smart Conversations, messages can be triggered to the delivery or product teams to jump on the problems immediately.
  • Improve your marketing effectiveness - Understand how your marketing is being received by potential customers, so you can find ways to better meet their needs
  • Grow your brand - Understand exactly what consumers are looking for, so you can make sure that you’re meeting their expectations

Marketing is critical for organic growth of a business and its central role is in creating, communicating, capturing and sustaining value for an organization. Marketing helps a firm in creating value by better understanding the needs of its customers and providing them with innovative products and services. This value is communicated through a variety of channels as well as through the firm's branding strategy. Effective management of customers and pricing allows the firm to capture part of the value it has created. Finally, by building an effective customer-centric organization a firm attempts to sustain value over time.

Our faculty addresses a broad array of topics in all of these areas. Our work attempts to get a better understanding of how consumers use information and make choices and how these choices affect the firm's strategy for new product development, customer relationship management, branding and other marketing efforts. We examine issues related to branding, business marketing, global marketing, distribution channels, pricing, direct and interactive marketing, sales management and return on marketing investment. Some of our faculty specializes in specific industries such as retailing, agribusiness, social enterprise, media, arts and entertainment.

There are several new developments in marketing that offer opportunities for us to make important contributions in the future. The current economic crisis is changing consumers' current and future purchase and consumption patterns. Search engines have changed the way consumers obtain information and make decisions and they are also dramatically changing the advertising industry. Social networks and user generated content have opened a new way for consumers to engage with each other as well as with brands and companies. There are significant changes in the attitudes of consumers and companies about social issues. Consumer preferences and choice of products are increasingly influenced by social factors. Companies are recognizing that there is a large market at the "bottom of the pyramid" and marketing to these consumers may require a new framework. These and related developments provide great opportunities for the marketing faculty to make a significant impact in the future.

Carbon removals: How to scale a new gigaton industry

The Intergovernmental Panel on Climate Change (IPCC) has made it clear that CO 2 removal (CDR) is a critical tool for achieving net zero by 2050 1 “Summary for policymakers,” in Climate Change 2022: Mitigation of Climate Change , IPCC, 2022. because they could enable businesses to neutralize residual carbon emissions once all emission reductions efforts have been exhausted. Thus, by 2050, CDR competency could be a core part of management responsibilities across all sectors.

This report provides an analysis of the market potential for CDR, the investment requirements, and market trends. It also identifies which actions are the most likely to lower barriers to scaling CDR and delineates potential advantages for first movers in different stakeholder groups.

This report is a collaborative effort by Peter Mannion , Emma Parry , Mark Patel , Erik Ringvold, and Jonathan Scott, representing views from McKinsey Sustainability and McKinsey’s Global Energy and Materials Practices.

Reducing emissions remains the primary, most effective, and preferred response to climate change. But decarbonization alone could prove insufficient to reduce the residual “hard to abate” emissions that may persist in the medium term. Once decarbonization options have been expended, CDR could play a vital role in neutralizing residual emissions; therefore, most scenarios aligned with the Paris Agreement project substantial CDR capacities. Estimates from the Smith School of Enterprise and the Environment’s The state of carbon dioxide removal report, for example, show that six to ten gigatons of CO 2 in annual CDR capacity would likely be needed by 2050 for most Paris-aligned net-zero pathways. 2 Climatic need estimates drawn from Stephen M. This capacity could not be delivered quickly, however, so efforts would need to begin as soon as possible to ensure 2050 scenarios are achievable. 3 For more, see Oliver Geden et al., “Near-term deployment of novel carbon removal to facilitate longer-term deployment,” Joule , November 15, 2023. Some estimates require an additional 0.8 to 2.9 metric gigatons of CO 2 per year of removals capacity by 2030—three to ten times more than the volumes currently estimated to be onstream by that date. 4 Estimated volumes reflect direct air capture and storage (DACS) and bioenergy with carbon capture and storage (BECCS) announced projects from public announcements. DACS includes an assumption of 30 metric megatons of CO2 (MtCO2) annual capacity phased in by 2030 from 1PointFive’s 75 Mt target, while BECCS includes all projects announced as net negative. Projected removals capacities from other CDR solutions were modeled using McKinsey’s Global Carbon Credits Model under a business-as-usual scenario. Biotic feedback loops could also further accelerate the most severe effects of climate change, consequently increasing the speed at which CDR would need to be scaled.

Given CDR’s potential importance to achieving net-zero commitments, removals could become a routine consideration for businesses across sectors. For companies to claim they have reached net zero under the Science Based Targets initiative’s (SBTi’s) Corporate Net-Zero Standard, for example, after they have exhausted decarbonization actions, they must neutralize any residual emissions. 5 SBTi Corporate Net-Zero Standard , SBTi, April 2023. CDR can be especially pertinent for sectors with “hard-to-abate” emissions—those emissions that are technologically or economically prohibitive to reduce.

Closing the removals gap to achieve net zero would require a range of CDR solutions comprising both nature-based removals (NBR) and technology-based removals (TBR). NBR removes carbon by restoring, enhancing, or actively managing ecosystems. Because they tend to cost less per metric ton of CO 2 removed than emergent TBR, NBR could offer a more cost-effective path to increasing near-term CDR capacity. NBR could also play a role in removals over the long term, to ensure flexibility and balance in removals capacity. However, TBR generally delivers more “durable” removals by storing CO 2 permanently with minimal risk of rerelease into the atmosphere. 6 Kaya Axelsson et al., “The meaning of net zero and how to get it right,” Nature Climate Change , 2022, Volume 15. And durable solutions are generally preferable to ensure removals efforts remain effective in the long term, so increasing volumes of such solutions would be needed. Accelerating the scale-up of durable TBR would require near-term investment and innovation to reduce their relatively higher cost.

The CDR market: Trillion-dollar potential

A CDR industry capable of delivering gigaton-scale removals at net-zero levels could be worth up to $1.2 trillion by 2050. This industry would require input and support from a range of players—including investors, suppliers, buyers, traders, and other intermediaries—with substantial potential value pools estimated for each (Exhibit 2). These are long-term business opportunities that would require early action to build removal volumes to scale by 2050.

This report recognizes a strong degree of uncertainty in the future of the CO 2 removal (CDR) industry in terms of the volume of removals needed to address climatic needs, the mix of solutions that could be used to deliver these volumes, and the range of returns players across the value chain will be expected to deliver. Here we present the range of possible scenarios, with market sizes ranging from $300 billion to $1.2 trillion.

The data opposite, for example, shows the results of a scenario that requires lower rollout of CDR (due to faster decarbonization efforts, for example), with a higher share of nature-based removals (NBR) in the overall mix of removal solutions. Such a scenario could deliver a CDR industry of around $300 billion, with heavier weighting toward NBR. Note that NBR revenue shares remain comparatively lower than technology-based removals (TBR) because of the lower prices of NBR credits compared with TBR.

In comparison, a scenario that requires higher rollout of CO 2 removal (CDR), combined with a higher use of technology-based removals (TBR) in the mix of removals, would create a significantly more expensive CDR industry worth up to $1.2 trillion. Because of higher-priced TBR options, market revenues would also be significantly more skewed toward TBR solutions in this scenario.

Investment would be needed to support innovation to drive down costs and to support project development. Analysis in this report estimates the cumulative investment in CDR required to deliver net zero in 2050 at $6 trillion to $16 trillion (Exhibit 3). The investment need would depend on the volume of removals needed as well as the range of available CDR solutions. Estimates based on the current trajectory for investment, however, suggest investment could fall considerably short of these levels. In fact, the gap between estimated investment and what is estimated to be needed by 2030 to put CDR on track to meet 2050 targets is between $400 billion and $1.6 trillion.

Market trends: Reducing costs through CDR innovation

The CDR market is currently trading at high prices and small volumes, particularly for emerging TBR. High prices for more durable CDR solutions are likely driven by small capacities and high costs of production. Innovation is key to fostering the higher volumes and lower prices needed to deliver CDR at scale. With continued demand, investment, and innovation, TBR costs are estimated to decline by at least 30 percent and up to 60 percent through 2035 and continue to drop through 2050, albeit more slowly as the industry scales (Exhibit 4). Costs for solutions that currently carry higher costs are estimated to decline fastest, though this scenario relies on the assumption that the required levels of investment and innovation can be achieved. NBR costs, on the other hand, may rise over time as land resources become constrained. NBR costs could rise by 20 to 60 percent through 2035, and 15 to 40 percent between 2035 and 2050. 7 Cost estimates derived from McKinsey TRAILS and Nature Analytics models for nature-based removals, and technology-specific cost models developed through literature review and McKinsey expert insights.

Lowering barriers to scaling CDR

Scaling CDR to deliver net-zero removal volumes is a challenging endeavor, fraught with complexity and nuance. Indeed, the risks and challenges facing the industry have been documented at length, 8 Several sources have documented CDR market risks and challenges, including Pathways to commercial liftoff: Carbon management , US Department of Energy, April 2023; Freya Chay et al., Barriers to scaling the long-duration carbon dioxide removal industry , CarbonPlan, July 2022; The case for negative emissions , Coalition for Negative Emissions, June 2021; “Barriers to negative-emissions technologies,” One Earth , August 21, 2020, Volume 3, Number 2; Danny Cullenward et al., “Addressing critical challenges in carbon dioxide removal,” ClimateWorks Foundation, December 10, 2020. and they include a need for stronger buyer incentives; improved transparency of standards, practices, and services; clear public-sector signals; innovation to unlock lower-cost solutions; and, of course, increased removals capacity. This report explores actions stakeholders across the CDR value chain could take to fulfill these needs.

Existing and developing policy measures and public funding have the potential to accelerate investment, along with enhanced project-level economics that reduce costs and improve future revenue streams. Governments, philanthropists, and nongovernmental organizations could work with the private sector to spur innovation—for example by addressing how CDR is incorporated into environmental, social, and governance (ESG) and carbon-accounting frameworks as well as how CDR could be integrated into cap-and-trade or carbon tax systems. Governments and philanthropists could also consider directly funding early-stage technology development or designing innovative financing arrangements that may help catalyze further private investment.

Early-mover advantages in the CDR industry

Although the challenges for scaling investment and innovation are not inconsiderable, tangible, long-term benefits are potentially available to those who engage in critical near-term efforts to scale the CDR industry. Indeed, the analysis in this report indicates that there may be strategic and competitive advantages available to early movers prepared to address these challenges together with other stakeholders.

Investors that engage early could gain valuable experience in spotting new opportunities and assessing their potential ahead of investors who wait for the market to grow before they engage. And CDR projects can have long lead times to start delivering removals—some TBR can take up to six to eight years to begin removing their first volumes of CO 2 . 9 Angus Gillespie and Alex Townsend, “Scaling up the CCS market to deliver net-zero emissions,” Global CCS Institute, April 2020. Early alliances and support for growth enterprises could help investors reserve the right to play as the industry matures and scales. Early investors could also fortify their reputations as climate leaders by being at the forefront of creating an essential net-zero industry, potentially realizing $20 billion to $80 billion in CDR market revenues by 2050, according to the value pools analysis in this report.

Suppliers (CDR project developers that generate carbon credits based on capture and storage activities) could earn 73 to 82 percent of estimated CDR market revenues—$250 billion to $900 billion—by 2050. Because they carry out physical removal activities (such as carbon capture, transport, and storage) while other market players enable their efforts, suppliers could capture the largest share of industry revenues. When demand scales—for example, if CDR is recognized in carbon trading systems—suppliers will need to be able to respond rapidly to meet it. Because of what could be largely unrivaled access to technology, talent, and capital resources, established suppliers could have a significant advantage in expanding programs quickly and successfully. Early movers could be positioned to develop approaches to move down the learning curve sooner than those who engage later, thereby reducing early movers’ costs.

Early buyers that sign future offtake agreements with suppliers could gain confidence that they will have a reliable future removals supply, even in the event of increased demand. If companies were required to purchase CDR to offset emissions—for example, following changes to regulations or guidelines on carbon offsets—then demand for CDR credits could rise sharply. Companies that made public net-zero commitments may require access to CDR urgently as they approach their stated deadlines. Early buyers may be more likely to secure a supply of reliable, high-quality CDR credits that could prove essential for hard-to-abate sectors to neutralize residual emissions and meet net-zero targets. In addition, a well-considered ESG strategy underpinned by CDR could support business aims such as talent recruitment and green premiums.

Marketplaces and intermediaries

As seen in other markets, as volumes grow for CDR, trading for removal volumes could coalesce around a small number of major marketplaces in a “winner takes all” dynamic. This dynamic would result from reduced intermediation costs and increased liquidity of the industry operating through a small number of marketplaces. Market intermediaries could earn 9 to 14 percent of estimated CDR market revenues—$40 billion to $140 billion—by 2050, according to the value pools analysis in this report. Marketplaces could aim to attract new and future buyers by moving early to establish a solid reputation for technical expertise, quality assurance, pricing knowledge, and the ability to diversify. Meanwhile, early-moving standards setters that develop high-integrity methodologies for the major CDR technologies could inform the core standard around which the voluntary carbon market for removals operates.

Governments

Governments that move early to support the CDR industry could shore up their domestic removal capacity to align their nationally determined contribution commitments with the Paris Agreement, satisfy other green commitments, and secure national supplies. CDR could be a global opportunity. A variety of CDR solutions means countries could utilize those solutions best suited to their particular geographies: for example, countries with access to low-cost renewable energy could enjoy cost advantages using energy-intensive CDR such as direct air capture. Likewise, countries with significant land-based natural assets could potentially benefit from expanded NBR; and coastal and island states could find emerging blue-carbon solutions afford them advantages. In addition, supporting CDR could provide governments with opportunities to promote skill development and job creation, thereby helping to facilitate a just transition to renewable energy sources.

Based on our analysis, CDR capabilities may become a core strategic concern for governments, investors, and businesses alike. This report offers analysis of the market potential for CDR, potential actions to scale CDR rapidly, and opportunities for near- and long-term advantages for early-moving CDR stakeholders. By reflecting on the analysis and data presented here, business leaders can gain a foundational understanding of CDR and how it may factor into their organizations’ net-zero strategies and overall goals. Bold actions taken today can scale CDR capacity to meet global net-zero requirements.

Ozempic. Wegovy. Mounjaro. Zepbound. Originally developed to treat diabetes, these GLP-1 agonists — now also popularly known as obesity drugs — have been making headlines for their weight-loss effects. According to the Centers for Disease Control and Prevention (CDC), the prevalence of obesity in the U.S. has grown from 30.5% over 1999–2000 to 41.9% over 2017–2020.

The U.S. obesity market is forecast to reach $44 bn in 2030 — up from just $0.5 bn in 2020.

What this means for … health care.

The growing popularity of GLP-1s could transform how obesity is viewed and managed. “We believe this marks the beginning of a paradigm shift in the way that obesity is treated, with physicians moving to a weight-centric treatment of multiple co-morbidities associated with the condition. We expect this to drive substantial uptake of GLP-1s,” said Richard Vosser, Head of European Pharma & Biotech at J.P. Morgan. For instance, GLP-1s may aid in the management of cardiovascular disease and heart failure, which around 9 mn obese patients suffer from. 

Likewise, the rise of GLP-1s will shape diabetes treatment. “In diabetes, we see growth of GLP-1s driven by a shift in medical guidelines, including those proposed by the American Diabetes Association and European Association for the Study of Diabetes, which place weight management and assessment of co-morbidities profile on par with glycaemic control,” Vosser added. 

What this means for … biotech

With the GLP-1 market proving to be highly lucrative, new biotech firms will seek to enter the drug race. “Naturally, with a class so potentially unprecedentedly large, we expect many biotechs across the market cap range to be motivated to participate. Even capturing a small share of such a large market could be very interesting for some companies, and these efforts may also lead to attractive partnering opportunities,” said Jessica Fye, a Senior Analyst covering the Large-Cap Biotechnology sector at J.P. Morgan. 

There is also scope for biotech firms to explore, through clinical trials, how certain medications work in tandem with GLP-1s. “For example, we believe companies investigating drugs targeting certain cardiovascular indications may want to consider planning to generate data that includes patients on GLP-1s,” said Anupam Rama, a Senior Analyst covering the U.S. Biotechnology sector at J.P. Morgan. “All in all, we see GLP-1s as an exciting category, with biotechs angling for a slice of the pie.”

Despite the recent fall in medtech share prices, J.P. Morgan Research does not see an imminent threat to devices such as insulin pumps and continuous glucose monitors (CGMs). “In fact, we anticipate CGM utilization could increase as they will be vital to track progress and determine if GLP-1s are actually working,” said Robbie Marcus, a Senior Analyst covering the U.S. Medical Supplies & Devices sector at J.P. Morgan. “Plus, the weight loss benefit from CGMs, while not quite comparable to that of GLP-1s, is nevertheless material, especially considering how much more affordable they are.” 

Weight loss surgery will also continue to be in demand due to its superior and more sustainable clinical outcomes. “Even those patients who opt for drugs will most likely still undergo bariatric surgery down the line due to the low adherence rates and high recurrence of weight gain from GLP-1s,” Marcus noted. 

Overall, the outlook is still positive for the medtech industry. “With medtech now trading at a slight discount to the S&P 500 vs. a 15–25% historical premium, we think a reasonable amount of GLP-1 risk is already priced in,” Marcus said. “While GLP-1s will be a huge drug class, medtech volumes can also increase over time. We think both can live side by side and don’t see them as mutually exclusive.” 

What this means for … insurance

In the U.S., many insurance providers are scaling back on coverage of GLP-1s due to the high costs involved. As of November 2023, a month’s supply of Zepbound is priced around $1,060, while a month’s supply of Wegovy is around $1,350.

However, J.P. Morgan Research expects coverage to eventually improve, especially for obesity treatment. “Coverage for obesity currently far lags that for T2D, and this will likely remain the biggest debate in the class for some time,” Schott noted. “We estimate current coverage at only around 40%, but this will likely reach the 80% range by the end of the decade, driven by a series of outcomes studies that we expect will show broad health benefits from losing weight.”

In the life insurance space, companies that cover mortality risk will benefit the most from GLP-1s to the extent that the treatment of diabetes, obesity and related co-morbidities translates to longer life spans for the insured population. “In financial terms, higher life expectancies would allow life insurers to earn more premium income and higher investment income on reserves, as mortality claims are deferred,” said Jimmy Bhullar, Head of the U.S. Insurance research team at J.P. Morgan. 

On the other hand, GLP-1s could have a negative impact on life insurers that cover longevity risk through products such as structured settlements and pension risk transfer (PRT) plans, or lapse-supported policies such as long-term care and universal life with secondary guarantees (ULSG), where insurer economics deteriorate the longer the policy stays in force. “This is because longer life spans would translate to more benefits paid in the future,” Bhullar noted. 

What this means for … food and beverage

GLP-1s could have a significant impact on food and beverage consumption. The advent of GLP-1 use for appetite suppression has been a key factor in the median larger-cap U.S. food producers underperforming the S&P 500 by nearly 40% year to date. “We have seen a number of trends and possible disruptions come and go in consumer staples over the years, but never one quite like GLP-1s,” said Ken Goldman, Lead Equity Research Analyst for the U.S. Food Producers and Food Retailers sectors at J.P. Morgan. 

Using data from alternative data provider Numerator, J.P. Morgan Research has found that current GLP-1 users purchased around 8% less food — including snacks, soft drinks and high=carb products — for at-home consumption over the last 12 months compared with the average consumer. Food intake could decrease by  -3% in North America by 2030E, though the figure could be higher for packaged foods. While European food companies derive up to 30–40% of their sales in North America, many of them have broad category and regional exposures, mitigating potential headwinds.

“Overall, we think that if GLP-1s start to make a meaningful difference in consumption patterns, grocers will be hurt less than packaged food companies,” Goldman said. “This is especially as they sell a lot of higher-margin fresh food, which could offset much of the impact on the center store and snacking in particular.”

One year ago, generative AI burst onto the scene and for the first time since the smartphone, people began to change the way they interact with technology. People are bringing AI to work at an unexpected scale — and now the big question is, how’s it going?

As AI becomes ubiquitous in the workplace, employees and businesses alike are under extreme pressure. The pace and intensity of work, which accelerated during the pandemic, has not eased, so employees are bringing their own AI to work. Leaders agree AI is a business imperative — and feel the pressure to show immediate ROI — but many lack a plan and vision to go from individual impact to applying AI to drive the bottom line.

At the same time, the labor market is set to shift and there’s a new AI economy. While some professionals worry AI will replace their job, the data tells a more nuanced story — of a hidden talent shortage, more employees eyeing a career change, and a massive opportunity for those willing to skill up.

“AI is democratizing expertise across the workforce,” said Satya Nadella, Chairman and Chief Executive Officer, Microsoft. “Our latest research highlights the opportunity for every organization to apply this technology to drive better decision-making, collaboration — and ultimately business outcomes.”

For our fourth annual Work Trend Index, out today, we partnered with LinkedIn for the first time on a joint report so we could provide a comprehensive view of how AI is not only reshaping work, but the labor market more broadly. We surveyed 31,000 people across 31 countries, identified labor and hiring trends from LinkedIn, analyzed trillions of Microsoft 365 productivity signals and conducted research with Fortune 500 customers. The data points to insights every leader and professional needs to know — and actions they can take — when it comes to AI’s implications for work.

1. Employees want AI at work — and won’t wait for companies to catch up.

Three in four knowledge workers (75%) now use AI at work. Employees, overwhelmed and under duress, say AI saves time, boosts creativity and allows them to focus on their most important work. While 79% of leaders agree AI adoption is critical to remain competitive, 59% worry about quantifying the productivity gains of AI and 60% worry their company lacks a vision and plan to implement it. While leaders feel the pressure to turn individual productivity gains into organizational impact, employees aren’t waiting to reap the benefits: 78% of AI users are bringing their own AI tools to work. The opportunity for every leader is to channel this momentum into ROI.

2. For employees, AI raises the bar and breaks the career ceiling .

We also see AI beginning to impact the job market. While AI and job loss are top of mind for some, our data shows more people are eyeing a career change, there are jobs available, and employees with AI skills will get first pick. The majority of leaders (55%) say they’re worried about having enough talent to fill open roles this year, with leaders in cybersecurity, engineering, and creative design feeling the pinch most.

And professionals are looking. Forty-six percent across the globe are considering quitting in the year ahead — an all-time high since the Great Reshuffle of 2021 — a separate LinkedIn study found U.S. numbers to be even higher with 85% eyeing career moves. While two-thirds of leaders wouldn’t hire someone without AI skills, only 39% of users have received AI training from their company. So, professionals are skilling up on their own. As of late last year, we’ve seen a 142x increase in LinkedIn members adding AI skills like Copilot and ChatGPT to their profiles and a 160% increase in non-technical professionals using LinkedIn Learning courses to build their AI aptitude.

In a world where AI mentions in LinkedIn job posts drive a 17% bump in application growth, it’s a two-way street: Organizations that empower employees with AI tools and training will attract the best talent, and professionals who skill up will have the edge.

3. The rise of the AI power user — and what they reveal about the future.

In the research, four types of AI users emerged on a spectrum — from skeptics who rarely use AI to power users who use it extensively. Compared to skeptics, AI power users have reoriented their workdays in fundamental ways, reimagining business processes and saving over 30 minutes per day. Over 90% of power users say AI makes their overwhelming workload more manageable and their work more enjoyable, but they aren’t doing it on their own.

Power users work for a different kind of company. They are 61% more likely to have heard from their CEO on the importance of using generative AI at work, 53% more likely to receive encouragement from leadership to consider how AI can transform their function and 35% more likely to receive tailored AI training for their specific role or function.

“AI is redefining work and it’s clear we need new playbooks,” said Ryan Roslansky, CEO of LinkedIn. “It’s the leaders who build for agility instead of stability and invest in skill building internally that will give their organizations a competitive advantage and create more efficient, engaged and equitable teams.”

The prompt box is the new blank page

We hear one consistent piece of feedback from our customers: talking to AI is harder than it seems. We’ve all learned how to use a search engine, identifying the right few words to get the best results. AI requires more context — just like when you delegate work to a direct report or colleague. But for many, staring down that empty prompt box feels like facing a blank page: Where should I even start?
