5 steps of problem solving .

Description  

There are many approaches to problem solving. Although the Six Sigma DMAIC and 8D problem solving methodologies are highly rigorous and require quite a fair bit of tools for data and statistical analysis, these techniques are more suitable for engineers and other professional/technical staff. 

However, for shopfloor supervisors, technicians and operators as well as office/administrative support staff, a lighter and simpler problem solving approach is more suitable. The Five Steps of Problem Solving process was developed specifically for this purpose.  

Based on the Plan-Do-Check-Act (PDCA) approach, the Five Steps of Problem Solving consist of: 

1. Define the Problem 2. Analyze Root Cause 3. Develop Countermeasures 4. Implement Solutions 5. Evaluate & Follow Up. 

The 12 tools covered in this presentation are the more commonly used ones in problem solving, process improvement and kaizen activities. They include Brainstorming, Stratification, Bar Chart, Line Graph, Pie Chart, Radar Chart, Check Sheet, Pareto Chart, 5 Whys, Cause & Effect Diagram, Histogram and Scatter Diagram.

Identify the Problem: Ask Who? • Who says that this is a problem? • Who caused or is causing the problem? • Whom does it or will it affect? • Who has done something about the problem?

Identify the Problem: Ask What? • What happened or will happen? • What are the symptoms? • What are the consequences to others? • What circumstances surround the occurrence of the problem? • What is not functioning as desired?

Identify the Problem: Ask When? • When did it or will it happen? • When did it first occur?

Identify the Problem: Ask Where? • Where is the problem occurring? • Where did it or will it have an impact?

Identify the Problem: Ask Why? • Why is this a problem? • Why did it or will it occur? • Why was nothing done to prevent the problem from occurring? • Why did no one recognize and do something about the problem sooner? • Why is a response needed now?

Identify the Problem: Ask How? • How should the process be working? • How are others dealing with this or similar problems? • How do you know this is a problem; what supporting information do you have?

Problem Identification: Final Questions • How will you know the problem is solved? • What does the desired state look like? • What data will you need to answer these questions?

Techniques for Identifying the Problem • Talking to others • Consensus building • Fishbone diagram • an analysis tool that provides a systematic way of looking at effects and the causes that create or contribute to those effects • When should a fishbone diagram be used? • Does the team... • Need to study a problem/issue to determine the root cause? • Want to study all the possible reasons why a process is beginning to have difficulties, problems, or breakdowns? • Need to identify areas for data collection? • Want to study why a process is not performing properly or producing the desired results? Techniques for Identifying the Problem • Why-Why Diagram • a Tree Diagram where each child statement is determined simply by asking 'why' the parent occurs

Problem Statement • The end result of problem identification. • Brief, clear, to-the-point identification of the specific problem to be addressed, including the key rationale for why it should be solved.

Individual Techniques for Generating Solutions • Analysis of past solutions • Fresh eyes • Mind mapping • a diagram used to represent words, ideas, tasks or other items linked to and arranged radially around a central key word or idea

Individual Techniques for Generating Solutions • Sleeping on it • Visualization • process of creating internal mental images • What if? • a page with a list of words. Start with "What if it was..." and insert a word form the list to see what new insight it can give you about your problem.

Advantages of Using a Group • Shared knowledge and experience will broaden the search and generate more alternative solutions. • Leads to a better understanding of how and why a decision was made and it will be accepted more readily. • Members who are willing to take more risks and those who avoid risks contribute to the scope of possible solutions and move each other to the middle ground of risk taking in choosing a solution for implementation. • Collective judgment is usually better than that of an individual.

Limitations of Using a Group • Pressure to conform may negatively influence decision-making. • One person may dominate the group. • A group requires more time to reach a decision than do individuals. • Groups generally don’t make better decisions than an expert or someone with special knowledge and skills.

Group Techniques for Generating Solutions • Brainstorming • a group creativity technique designed to generate a large number of ideas for the solution to a problem • Alternative brainstorming method • Brainwriting • similar to Brainstorming. The general process is that all ideas are recorded by the individual who thought of them. They are then passed on to the next person who uses them as a trigger for their own ideas • Brainwriting pool • Each person, using Post-it notes or small cards, writes down ideas, and places them in the center of the table. Everyone is free to pull out one or more of these ideas for inspiration. Team members can create new ideas, variations or piggyback on existing ideas. • Nominal group technique • a consensus planning tool that helps prioritize issues

Choosing Among Alternative Solutions • How practical is the idea? • Is it realistic? • How cost-effective is it? • Can it be easily implemented by a limited number of individuals, or does it require that large numbers of other people be convinced that it is a good idea? Will they be easy to convince? • Is the idea consistent with the directions already undertaken by the organization?

Implement the Chosen Solution • What resources are needed? • Who else within the organization needs to approve the solution to the problem, and what will it take to win their approval? • What has to happen in order to implement the solution; what are the steps in implementation? • Who is going to be involved, and what will they do? • When will the various phases of implementation take place?

Maths teaching is tough, and teaching Maths teaching is even tougher. Whether you’re a Maths Lead, a member of SLT or a teacher asked to deliver a CPD session on effective teaching of problem solving, the actual delivery can be a daunting prospect. 

At Third Space Learning we’re not just about providing quality maths interventions for pupils – we’re also about easing the considerable burden on teachers, including CPD. Some of you might already be familiar with the CPD videos on our online Maths Hub; to complement and expand on these, we will be releasing a series of CPD Powerpoints covering a wide variety of maths topics.

Problem Solving, Reasoning and Planning for Depth – Aims of the PowerPoint

While the overall purpose of this CPD PowerPoint is to improve teachers’ understanding of how to teach problem solving and reasoning, this can be split into several distinct aims:

  • Establish a clear definition of what we mean by problem solving and reasoning.
  • Outline the importance of problem solving and reasoning and the benefits of both.
  • Explore some practical strategies.
  • Clarify the principles of how to plan for problem solving and reasoning when approaching maths problems .

The order of these aims also reflects the most effective way to approach the topic; we identify exactly what we mean by the terms involved, why their teaching is important, how to go about teaching them, and lastly how to effectively implement them into your long-term planning.

Problem Solving, Reasoning and Planning for Depth – An Overview

With this order in mind, the slides begin with a series of interactive discussions centered on establishing how staff already approach problem solving, and why it’s important to teach pupils the same skills.

Reference is made to the National Curriculum’s key aims regarding pupils’ fluency with the fundamentals of maths and their ability to reason mathematically to solve problems, with example exam questions from both KS1 and KS2 involving a reasoning element.

This is followed by a more in-depth discussion of what exactly reasoning is, including how it may be interpreted and how skills such as metacognition can further enhance our reasoning abilities. This leads into a discussion of how to involve reasoning and maths problem solving in every lesson, with advice and examples of the kinds of questions that may be used.

From here the PowerPoint shifts to looking at how teachers can plan for deep embedding of problem solving and reasoning in their lessons. Initial focus is on how working together can help children develop problem solving skills, with a particular focus on the wealth of research underpinning this notion.

A wider discussion of how to develop group work in maths follows, with examples of strategies teachers may use. Another discussion considers the ‘curse’ of ‘real-life’ problems, and the importance of providing a range of problems to help pupils develop reasoning skills.

The final section of the CPD PowerPoint looks at how staff might practically plan and implement reasoning activities (as well as what should be avoided). Strategies for how a ‘simple’ problem can be adapted to involve reasoning components are covered, and a final activity involves planning out a reasoning activity (of any length) for use in maths lessons next week.

1. Curriculum Design – Blocked Practice Vs Optimal Spacing 

This is about how to plan a curriculum.  By providing children with opportunities to revisit learning has been found to be better.  If learning is revisited too soon after the original learning they don’t need to work hard to retrieve knowledge that they have stored or processed recently.  (Dunlosky et al., 2013). Spacing can be implemented by dedicating part of a lesson to reviewing, re-exposing students to previously learned information or by using cumulative summative assessments.  

2. Mastery in Primary Mathematics

An overview of what mastery is in primary schools.  We look at research into maths mastery and the 7 points the NCETM paper from Oct 14 ‘Confidence and competence’ discusses.  Why we need mastery (ensuring children don’t rush through the curriculum, plugging gaps, making links etc). Also includes tips for planning mastery-based lessons at both Key Stage 1 and Key Stage 2.

3. Variation Theory

A slightly more technical CPD session. Starts with identifying what variation theory is and how it can be used to encourage reasoning in pupils. Comes with lots of examples to work through with the staff!  

4. Maths Talk and Questioning in Maths

Covers mathematical thinking , variation, scaffolding sentence starters to help pupils structure their ideas and more! Provides ideas of how to support memory of mathematical vocabulary (dingbats, etymology of words), ideas on enquiry and elimination and examples of barrier games.  Also discusses top questioning strategies to use (e.g. key problem solving maths questions as learning objectives, if this is the answer… what is the question?, just one more question).
