McKinsey Problem Solving: Six steps to solve any problem and tell a persuasive story

The McKinsey problem solving process is a series of mindset shifts and structured approaches to thinking about and solving challenging problems. It is a useful approach for anyone working in the knowledge and information economy and needs to communicate ideas to other people.

Over the past several years of creating StrategyU, advising an undergraduates consulting group and running workshops for clients, I have found over and over again that the principles taught on this site and in this guide are a powerful way to improve the type of work and communication you do in a business setting.

When I first set out to teach these skills to the undergraduate consulting group at my alma mater, I was still working at BCG. I was spending my day building compelling presentations, yet was at a loss for how to teach these principles to the students I would talk with at night.

Through many rounds of iteration, I was able to land on a structured process and way of framing some of these principles such that people could immediately apply them to their work.

While the “official” McKinsey problem solving process is seven steps, I have outline my own spin on things – from experience at McKinsey and Boston Consulting Group. Here are six steps that will help you solve problems like a McKinsey Consultant:

Step #1: School is over, stop worrying about “what” to make and worry about the process, or the “how”

When I reflect back on my first role at McKinsey, I realize that my biggest challenge was unlearning everything I had learned over the previous 23 years. Throughout school you are asked to do specific things. For example, you are asked to write a 5 page paper on Benjamin Franklin — double spaced, 12 font and answering two or three specific questions.

In school, to be successful you follow these rules as close as you can. However, in consulting there are no rules on the “what.” Typically the problem you are asked to solve is ambiguous and complex — exactly why they hire you. In consulting, you are taught the rules around the “how” and have to then fill in the what.

The “how” can be taught and this entire site is founded on that belief. Here are some principles to get started:

Step #2: Thinking like a consultant requires a mindset shift

There are two pre-requisites to thinking like a consultant. Without these two traits you will struggle:

  • A healthy obsession looking for a “better way” to do things
  • Being open minded to shifting ideas and other approaches

In business school, I was sitting in one class when I noticed that all my classmates were doing the same thing — everyone was coming up with reasons why something should should not be done.

As I’ve spent more time working, I’ve realized this is a common phenomenon. The more you learn, the easier it becomes to come up with reasons to support the current state of affairs — likely driven by the status quo bias — an emotional state that favors not changing things. Even the best consultants will experience this emotion, but they are good at identifying it and pushing forward.

Key point : Creating an effective and persuasive consulting like presentation requires a comfort with uncertainty combined with a slightly delusional belief that you can figure anything out.

Step #3: Define the problem and make sure you are not solving a symptom

Before doing the work, time should be spent on defining the actual problem. Too often, people are solutions focused when they think about fixing something. Let’s say a company is struggling with profitability. Someone might define the problem as “we do not have enough growth.” This is jumping ahead to solutions — the goal may be to drive more growth, but this is not the actual issue. It is a symptom of a deeper problem.

Consider the following information:

  • Costs have remained relatively constant and are actually below industry average so revenue must be the issue
  • Revenue has been increasing, but at a slowing rate
  • This company sells widgets and have had no slowdown on the number of units it has sold over the last five years
  • However, the price per widget is actually below where it was five years ago
  • There have been new entrants in the market in the last three years that have been backed by Venture Capital money and are aggressively pricing their products below costs

In a real-life project there will definitely be much more information and a team may take a full week coming up with a problem statement . Given the information above, we may come up with the following problem statement:

Problem Statement : The company is struggling to increase profitability due to decreasing prices driven by new entrants in the market. The company does not have a clear strategy to respond to the price pressure from competitors and lacks an overall product strategy to compete in this market.

Step 4: Dive in, make hypotheses and try to figure out how to “solve” the problem

Now the fun starts!

There are generally two approaches to thinking about information in a structured way and going back and forth between the two modes is what the consulting process is founded on.

First is top-down . This is what you should start with, especially for a newer “consultant.” This involves taking the problem statement and structuring an approach. This means developing multiple hypotheses — key questions you can either prove or disprove.

Given our problem statement, you may develop the following three hypotheses:

  • Company X has room to improve its pricing strategy to increase profitability
  • Company X can explore new market opportunities unlocked by new entrants
  • Company X can explore new business models or operating models due to advances in technology

As you can see, these three statements identify different areas you can research and either prove or disprove. In a consulting team, you may have a “workstream leader” for each statement.

Once you establish the structure you you may shift to the second type of analysis: a bottom-up approach . This involves doing deep research around your problem statement, testing your hypotheses, running different analysis and continuing to ask more questions. As you do the analysis, you will begin to see different patterns that may unlock new questions, change your thinking or even confirm your existing hypotheses. You may need to tweak your hypotheses and structure as you learn new information.

A project vacillates many times between these two approaches. Here is a hypothetical timeline of a project:

Step 5: Make a slides like a consultant

The next step is taking the structure and research and turning it into a slide. When people see slides from McKinsey and BCG, they see something that is compelling and unique, but don’t really understand all the work that goes into those slides. Both companies have a healthy obsession (maybe not to some people!) with how things look, how things are structured and how they are presented.

They also don’t understand how much work is spent on telling a compelling “story.” The biggest mistake people make in the business world is mistaking showing a lot of information versus telling a compelling story. This is an easy mistake to make — especially if you are the one that did hours of analysis. It may seem important, but when it comes down to making a slide and a presentation, you end up deleting more information rather than adding. You really need to remember the following:

Here are four quick ways to improve your presentations:

Tip #1 — Format, format, format

Both McKinsey and BCG had style templates that were obsessively followed. Some key rules I like to follow:

  • Make sure all text within your slide body is the same font size (harder than you would think)
  • Do not go outside of the margins into the white space on the side
  • All titles throughout the presentation should be 2 lines or less and stay the same font size
  • Each slide should typically only make one strong point

Tip #2 — Titles are the takeaway

The title of the slide should be the key insight or takeaway and the slide area should prove the point. The below slide is an oversimplification of this:

Even in consulting, I found that people struggled with simplifying a message to one key theme per slide. If something is going to be presented live, the simpler the better. In reality, you are often giving someone presentations that they will read in depth and more information may make sense.

Tip #3 — Have “MECE” Ideas for max persuasion

“MECE” means mutually exclusive, collectively exhaustive — meaning all points listed cover the entire range of ideas while also being unique and differentiated from each other.

An extreme example would be this:

  • Slide title: There are seven continents
  • Slide content: The seven continents are North America, South America, Europe, Africa Asia, Antarctica, Australia

The list of continents provides seven distinct points that when taken together are mutually exclusive and collectively exhaustive . The MECE principle is not perfect — it is more of an ideal to push your logic in the right direction. Use it to continually improve and refine your story.

Applying this to a profitability problem at the highest level would look like this:

Goal: Increase profitability

2nd level: We can increase revenue or decrease costs

3rd level: We can increase revenue by selling more or increasing prices

Each level is MECE. It is almost impossible to argue against any of this (unless you are willing to commit accounting fraud!).

Tip #4 — Leveraging the Pyramid Principle

The pyramid principle is an approach popularized by Barbara Minto and essential to the structured problem solving approach I learned at McKinsey. Learning this approach has changed the way I look at any presentation since.

Here is a rough outline of how you can think about the pyramid principle as a way to structure a presentation:

As you build a presentation, you may have three sections for each hypothesis. As you think about the overall story, the three hypothesis (and the supporting evidence) will build on each other as a “story” to answer the defined problem. There are two ways to think about doing this — using inductive or deductive reasoning:

If we go back to our profitability example from above, you would say that increasing profitability was the core issue we developed. Lets assume that through research we found that our three hypotheses were true. Given this, you may start to build a high level presentation around the following three points:

These three ideas not only are distinct but they also build on each other. Combined, they tell a story of what the company should do and how they should react. Each of these three “points” may be a separate section in the presentation followed by several pages of detailed analysis. There may also be a shorter executive summary version of 5–10 pages that gives the high level story without as much data and analysis.

Step 6: The only way to improve is to get feedback and continue to practice

Ultimately, this process is not something you will master overnight. I’ve been consulting, either working for a firm or on my own for more than 10 years and am still looking for ways to make better presentations, become more persuasive and get feedback on individual slides.

The process never ends.

The best way to improve fast is to be working on a great team . Look for people around you that do this well and ask them for feedback. The more feedback, the more iterations and more presentations you make, the better you will become. Good luck!

This usually happens when people are at different stages of the problem-solving process. To get everyone on the same page, take a methodical approach and conquer one step at a time. First, ask: Does the team genuinely understand the problem it’s trying to solve? If you can’t clearly articulate it, draft a succinct problem statement. If the group understands the problem, but hasn’t yet produced a set of potential solutions, concentrate on generating as many quality options as possible. If you already have solutions, assess their strengths and weaknesses, and develop a list of pros and cons. Then you can use your time together to do the often difficult work of choosing a solution — and make sure that the final decision is in writing. The last stage, once you’ve selected the solution, is to develop an implementation plan. While conquering just one problem-solving stage at a time may feel a bit underwhelming at first, this methodical approach will often help the group leapfrog ahead, sometimes to the end of the problem-solving cycle.

McKinsey Problem Solving Game – Guide 2023

Games-based assessments  are being used by a number of the  top strategy consulting firms  now. BCG has partnered with  Pymetrics and launched a BCG Online Case, Arctic Shores is working with Strategy& (via PwC), and McKinsey launched their problem-solving game developed with Imbellus in 2019.​

The game (officially called Solve, but also referred to as the problem-solving game/PSG, the Imbellus game, or the digital assessment) replaces the in-person, pen-and-paper te­st that McKinsey has used for many years up until recently (the McKinsey Problem Solving Test). The game proved very effective in assessing candidates more holistically while reducing bias against those unfamiliar with standardized testing and helping scale recruitment during the era of pandemic-driven lockdowns. As of May 2020, it has been used to test 15,000 McKinsey applicants in more than 30 countries. These numbers have undoubtedly grown exponentially since then as more cohorts take the test and McKinsey rolls it out to the rest of its firm network.​

Overall games-based assessments are gaining popularity for the ability to  filter down the candidate pool  in an intuitive, unbiased way that tests both  numerical reasoning   and  logical reasoning skills . The McKinsey digital assessment is used for exactly that purpose.

The McKinsey digital assessment provides a way of testing candidates'  thinking ability and personality traits  that are harder to revise for and therefore offers a way of testing that does not reward those that prepare more extensively. It also provides a safe environment to test how  comfortable candidates are making decisions with imperfect information , a skill particularly important for strategy consultants.​

McKinsey prides itself on being a firm with some of the leading thinkers in the world and has been described as the ‘ CEO factory ’ for its alumni list that includes Cheryl Sandberg (COO of Facebook), Sundar Pichai (CEO of Alphabet and Google), James Gorman (CEO of Morgan Stanley), and many more. For this reason, it is unsurprising that their games-based assessment focuses on  testing thinking over personality traits .​

The five skills that McKinsey specifically looks to test with their digital assessment are:​

Critical thinking  is the conceptualizing, analyzing, and synthesizing of information based on observation, experience, reflection, or reasoning. For strategy consultants such as McKinsey, this is an important skill as client problems are often  unique and complex . To reach clear and concise recommendations or conclusions, strategy consultants must  practice strong critical thinking skills  to reduce the noise down to the critical points only.​

Decision-making  based on fragmented, imperfect information is critical as McKinsey advises some of the world’s largest companies. The discipline of strategy consulting brings structure and logic to some of the most important decisions CEOs will make in their tenure and so McKinsey expects all their consultants to be  competent and comfortable making decisive decisions .​

Metacognition  is the ability to  assess your own thinking and learning . Throughout a client engagement, a consultant’s knowledge and information base will increase and perhaps change the previous opinions put forward. The ability to  critique and change thinking  and logical reasoning based on the emergence of new information is important to reach the best possible outcome for the client.​

Situational awareness  has historically been tested using situational judgment tests and is the decision-making of an individual in a social-based scenario, such as the workplace. As consulting is a project-based, client-facing profession, the ability to make sound,  appropriate decisions  is important to building and  maintaining working relationships .​

Systems thinking  is the holistic approach to analysis that considers the whole system, its individual parts, and how they interact with each other. Organizations and business models can all be conceptualized using systems thinking and it is also a strategy consultant's preferred way to  isolate issues and present recommendations  as it makes it easy for clients to understand their thinking and where it fits in the wider picture.

It is important to note that candidates are continuously assessed on these traits throughout the game and not just based on the outcomes at the end. Even something as minor as a keystroke, a click, or a movement of the mouse will be tracked and assessed. The traits will then be benchmarked against a benchmark to see if the candidates will be a good fit for the firm.

The McKinsey digital assessment is  played on a desktop  rather than a smartphone like other types of games. It looks and feels like a PC game similar to those that were popular 15 years ago such as SIMs and is  highly intuitive for the user to navigate .

In the McKinsey digital assessment, candidates have around  70 minutes  to complete two game scenarios (tutorial time is excluded), selected from a pool of six known ones.

The six  possible scenarios  in the digital assessment that have been published by McKinsey include:​

Scenario 1: Ecosystem Management

Scenario 2: plant defense, scenario 3: disaster management, scenario 4: disease management, scenario 5: migration management, scenario 6: redrock study.

Objective : To build a self-sustaining natural ecosystem in a coral reef or a mountain range.

The candidate is provided with a selection of different animals and plants, each requiring and providing varying amounts of nutrients, as well as needing different living conditions. The candidate must assess the benefits of each and  select an optimal combination  of species and location that will ensure a  sustainable ecosystem .​

The candidate needs to build a sustainable chain of 8 species in order to successfully pass this game.

Objective:  To protect an endangered species of plant from incoming invaders​.

The routes of invaders are shown on a grid that increases in size during the game. Using the combination of a limited number of defenders (i.e., predators that hunt the invaders) and terrain (which slows down or blocks the path of the invaders), the user must  prevent the plant in danger  from being reached by the invader for as long as possible.​

Objective : To identify an incoming natural disaster and take necessary evasive action for a group of animals.​

Symptoms of a natural disaster are presented to the candidate such as wind speed, precipitation, and air temperature. Using this information, the candidate has to identify a natural disaster . Each type of disaster has a different expected impact on the island, where a group of animals lives.​

Knowing this, the candidate must choose  where to relocate the group of animals  whilst ensuring they will be protected, sheltered, fed, and watered sustainably in the new location.

Objective : To identify a mysterious disease spreading through a population and the animals that could be affected by it.​

An animal population is showing  symptoms of a disease . Based on the symptoms detected, the candidate must conclude which animals will be affected next and the rules that will lead to the infection.

There are usually two maps in this game, with the second one being substantially more complex since the number of variables for each animal will increase.

Objective : To migrate a group of animals on a path from point A to point B while maximizing the number of animals surviving.

The candidate starts each map with a set of allocated resources (e.g., apples, water, nuts) and is presented with many branching paths to help their animal group reach the final destination. At each step, a certain number of resources will be consumed; the candidate will also be able to collect additional resources and animals at each step. If the candidate has insufficient resources for a specific step, a few animals will be lost.

With this in mind, the candidate must identify the resources needed for survival, plan the path to collect those resources and minimize movements to ultimately reach the final destination with as many animals as possible.  

Objective : To select relevant information out of text, graphs, and tables provided and answer a few numerical questions.

This is the new entry between the McKinsey games as it was first launched in 2022.

The candidate will see information related to a few animal species, including text paragraphs, graphs, and numbers, and will have to select relevant parts to use for his/her research. The information can be dragged and dropped into a separate part of the screen and collected in a research journal.

After the research phase, the candidate will have to use the information collected to answer three quantitative questions related to the animal species.

Here are some  key tips  to ensure you ace the McKinsey digital assessment:​

1. For tasks requiring focus and attention, this is particularly important, thus taking the games in the morning will likely increase your performance.

"The McKinsey Way" Book: A Comprehensive Summary

The McKinsey Way is a book by Ethan M. Rasiel , published in 1999, about what McKinsey&Company does, how McKinsey organizes and what working at McKinsey is like.

20 years after publication, the book still holds significant value, offering timeless insights into the world’s most prestigious management consulting firm: McKinsey&Company. In this article, we’ll provide a detailed summary of all the lessons and insights from The McKinsey way . We’ll re-organize the content and occasionally insert supporting insights to make it more friendly to the reader.

The McKinsey Way has 5 Parts (Sections) with 180 pages:

Part 1: The McKinsey problem-solving methodology

The McKinsey problem-solving process can be summarized in the 5 steps: define the problems, find the root cause, use “hypothesis-driven” process, analyze with “issue tree” and propose solutions.

1. Define the problem: Every consulting project revolves around a “problem”. But the “problem” is NOT always the problem!

One symptom may have different causes and we as doctors should never rely on the patient to diagnose.

So, always dig deeper. Get facts. Asks questions. Poke around. Challenge the client… until you find the real problem.

2. Find the root cause: Don’t jump straight to the solution, because you might just be fixing the symptoms. The problem will come back if the root cause is not properly dealt with.

3. Use “hypothesis-driven” process: Make educated guesses of possible root-cause A B C and test with data (a.k.a: facts). We’ll sometimes call this a fact-based process.

4. Break down and structure the analysis with the “ issue tree ” framework: A “hypothesis-driven” process may take forever as there are millions of possible root-causes. We need to test hypotheses from the top to the bottom of the issue tree – a top-down fashion. These issue trees need to be MECE.

5. Propose solutions: When the root causes are identified, consultants propose solutions targeting them directly.

A few notes when using this methodology

No.1: Don’t force the facts to say what you want.

When you propose or work extensively with a running hypothesis , it’s easy to get emotionally attached and turn the problem-solving process into a proving exercise. So keep an open mind and listen to what the data have to say.

No.2: Let the hypothesis come to you naturally.

You will not be able to form an initial hypothesis every time. The clients may not even know their problems. The scope of the project is often large and vague. So, dive in, gather facts, conduct analyses, and the hypotheses will show themselves.

No.3: Don’t reinvent the wheel.

Business problems often resemble each other more than they differ. With suitable techniques, you can apply what you and the firm learned from other projects. After all, one of the values consulting firms bring is to provide the “best practice” – what the top players in the game are doing

No.4: Make sure your solution fits your client.

The most brilliant solution is useless without proper implementation. So know your client’s weaknesses, strengths, and capabilities and tailor your solutions accordingly.

No.5: Be mindful of politics.

There are always politics in projects. Many times, McKinsey gets involved in fights between corporate factions. This creates friction that prevents you from doing your job (late data; rejected interviews, etc.).

So think about how your solutions affect the players in an organization and always build a consensus along the way. If consensus requires you to change your solution, try to compromise. It’s no good devising the ideal solution if the client refuses to accept it.

There is a whole system behind how McKinsey solve a business problem. In this part of The McKinsey Way, Ethan Rasiel describes how the company sells their projects, builds a team and manages its hierarchy.

Selling a study/project

McKinsey typically does not sell. The firm does marketing through a constant stream of books, articles, and scholarly journals like the McKinsey Quarterly, etc. The Firm also invites organize press releases and generates quite some coverage by journalists.

These publications help McKinsey Partners build and nurture a vast network of informal contacts with potential clients. And when a problem arises, the client knows who to contact.

Assembling a team

Almost all projects need a full-time team of consultants. Typically, the process goes like this:

  • The ED (a.k.a: Project Owner) signs a contract with the client
  • The ED hires an EM from within the McKinsey network, from any offices (a.k.a: Project CEO)
  • The EM then hires a group of staff, consisting of BAs (a.k.a: Business Analyst) and Associates.

It’s solely the EM’s responsibility to keep the team happy and functional. McKinsey projects have a few common practices to do so:

  • A monthly “team-bonding”. 
  • A “team temperature” (a.k.a: morale) weekly survey.

The hierarchy

The chain of command in McKinsey is very clear and strict. So is the responsibility funnel. In the ED’s eyes, the EM is responsible for everything in the project. In the EM eyes, the BA is responsible for everything within the assigned workstream. Even when a BA messes things up, to the ED, it’s not the BA’s fault, but the EM.

To provide the best solution for the clients, consultants need tons of skills in preparing presentations; conducting researchs and interviews; presenting the final products in a simple structure; communicating with clients; and brainstorming.

Making presentations, a.k.a: the final deliverable documents

Most consultants spend a big portion of their time making presentations (often in PowerPoint). Utilize the support team! Keep it structured, from top to bottom, from end to end.

Note that there are diminishing marginal returns to your effort, meaning that the last miles toward perfection are always much harder than the beginning. So, resist the temptation to tweak your presentation at the last minute. Try to assess its gains vs those of a good night’s sleep for you and the supporting cast.

Visualizing data with charts and exhibits

We subconsciously admire the people who talk in sophisticated language, so we make complex charts. However, simple and easy-to-follow charts go a long way in consulting. Charts are just a means of getting your messages across, not a Ph.D. project.

Also, don’t forget to:

  • Write clear chart titles
  • List out units of measurement in all axes
  • Mark legends and side notes
  • Provide data sources

Managing internal communications

  • Over-communication is always better. Keep that information flowing. Make sure that your team is up to date with at least the broad outlines of your workstream and your boss up to date with your team’s progress. There are many channels for this: email, voicemail, messaging, small talks during cigarette breaks, meetings, etc.
  • Keep your communication brief, yet comprehensive and structured.
  • Look over your shoulder – always. You never know who is listening. Remember that your client’s confidentiality is a must.

Working with clients

This is a big one as the true hierarchy at McKinsey is “Client -> Firm -> and then You”. The client is your biggest boss.

There are many tips on client management, but the general principle is to bring the client to your side. You never win by opposing the client. Remind them about mutual benefits. Do it everyday!

Some of the client members can be “liabilities”. There are 2 types of them:

  • the merely “useless”.
  • the hostile ones. 

With both types, the number 1 option is to subtly trade them out of your realm. When that is not possible, the next best option is to play ignorant. Leak out information only with the right “secret audience”.

No matter what, engage the client members in the process. The more they feel everybody is on the same boat, the more they would support you.

You should also get buy-ins throughout the organization along the process. Every important party has to agree with you. Ideally, the final document has already been discussed many times through many rounds with the client before the official presentation.

Doing research

Don’t reinvent the wheel! Whatever you are doing, chances are that someone, somewhere has done something similar. Building upon someone’s work is the best way to save time and energy while achieving the highest standard.

Besides, here are some research tips:     

  • Start with the annual report. All public companies have them available on their website.
  • Look for abnormal patterns (things that are especially good or bad). That’s where all the insights lie.
  • Last but not least, look for the best practice. Find out what the best performers in the field are doing and learn from them.

Conducting interviews

This is one of the most effective ways to gather qualitative facts during a project. You will find yourself interviewing multiple industry and function experts as well as key client leaders.

Here are a few tips:

  • Be prepared. Know exactly what you want to get out of it. Know as much as you can about the interviewee. Writing an interview brief for yourself is not a bad idea.
  • If possible, have the interviewee’s boss set up the meeting.
  • Start with some general and open-ended questions then move on to specific ones. Let the content flow naturally.
  • Sometimes, it’s useful to use the indirect style. Take time to make the interviewee comfortable with you and the interview process.   
  • Include some questions you know the answer to. This gives insights into the interviewee’s style, knowledge, and honesty.   
  • Don’t ask too much. Focus on what you really need (what you prioritize in the interview brief).
  • Listen and let the interviewee know you are doing so. 
  • Paraphrase what you hear in your own words. Confirm whether you understand correctly. This also gives chances for the interviewee to add or amplify important points.
  • Near the end, use this last trick to flush out any possible missing insights: “Is there anything else you would like to tell or any question I forgot to ask…?”.       
  • Adopt the Columbo tactic. Wait until a day or two passes, then drop by the interviewee’s office. “I was just passing by and remembered a question I forgot to ask”. This is a less threatening way to keep the conversation going.
  • Lastly, always write a thank-you note. A short and sincerely one always does the work.

Brainstorming at McKinsey

In McKinsey, we often use the word “Problem-Solving” interchangeably with brainstorming sessions. It’s a very topic-focus meeting within the McKinsey team, consisting of the consultant in-charge, the EM, and sometimes even the ED and experts.

Before the session, prepare in advance as much supporting data as possible. It will come handy in the process.Inside the White room: Start with tabula rasa — a clean slate. When you get your team into the room, leave your preconceptions at the door. Bring in only the facts, and find new ways of looking at them.

Management consulting is an interesting yet challenging job. To survive and thrive at McKinsey, here are some advices for you:

Tip 1: Find your own mentor

At McKinsey, every consultant is officially assigned a mentor, who may not be in the same office. How much you benefit from the official mentor is pretty much a matter of luck. If you want great guidance, you have to go out and get your own. Get a few too, don’t stick to just one.

Tip 2: Survive the road                                 

Business travel can be exhausting and difficult, here are some note you can take to deal with it:

  • Look at business travel as an adventure.
  • Do proper planning. These simple logistics can make a big difference
  • Treat everyone with tremendous respect

Tip 3: Have a list of items to bring when traveling

Here is the list:

  • Clothing: extra shirts or blouses, spare ties, spare shoes, casual clothes, cashmere sweaters
  • Tools: writing pad, copy of whatever you send to the client, calculator
  • Personal care Items
  • Things to keep you organized and in touch

Tip 4: Treat your assistant well

Having a good assistant is a lifeline. Treat them well. Be clear about what you want. Give them room to grow. Take time to train them well. Answering their questions and showing them the ropes.

Tip 5: Have boundaries to keep your life balance

Since you have a large amount of work to cover as a consultant, there is almost no work-life balance. However, if you want a life, lay down some rules. For example:

  • Make one day a week to be completely free of work, both physically and mentally. Tell your boss about it! He/she will respect it. And so should you.
  • Don’t take work home. When you are home, you are home!
  • Plan long ahead, especially when you travel.

Tip 6: The 80 / 20 Rule

80% of the wealth is owned by just 20% of the population. 80% of the output can be produced by 20% of the effort. 20% of the problems can cause 80% of the trouble.

So if you wanna save time and effort. Always try to find those 20% and act upon them!

Tip 7: Don’t try to analyze everything

If you don’t take shortcuts, there is simply too much to do. Be selective. Find the key drivers. Focus on the core problem, then apply analysis. This helps avoid going down blind alleys and boiling the ocean.

Tip 8: The Elevator Test                             

Concise communication is crucial in consulting. Anytime the EM asks you for your workstream status, you have to be able to give him a 30 seconds summary. Short yet insightful. This skill takes practice. Try doing it every day in various contexts!

Tip 9: Pluck the Low-Hanging Fruit 

Solving only part of the problem can still mean increased profits. Those little wins help you and your customers. Try to see such opportunities and grab them first.

Tip 10: Hit singles                           

Get your job and only your job done, don’t try to do the work of the whole team.

It’s impossible to do everything yourself all the time. Even if you manage to pull it off once, you raise unrealistic expectations and once you fail, it is difficult to get back credibility.

Tip 11: Look at the big picture

When you are feeling swamped, take a step back, figure out what you are trying to achieve, and then look at what you are doing. “Does this really matter?”

Probably not! All of these troubles will go away!

Tip 12: Just say “I don’t know”

The firm pounds the concept of professional integrity: Honesty. If you don’t know something, just say “I DON’T KNOW” in an empowering fashion. Admitting that is a lot less costly than bluffing.

I remember my first day on my first project at McKinsey, the partner got the team in a room for us to spend a few hours “defining the problem statement.” At first, I thought to myself, “man, what a dumb idea…this client is paying us millions of dollars, and we don’t even know what we are trying to solve?” But, as we started to debate the context of the client, the issues they faced, and the reasons why they brought us on, I started to appreciate defining the problem statement and the ability for the right problem statement to frame and focus problem solving .

What is a problem statement?

A problem statement is a clear description of the problem you are trying to solve and is typically most effectively stated as a question. Problem statements are subtly critical in effective problem solving. They have an uncanny ability in focusing the efforts of brainstorming , teamwork, and projects .

To understand this better, let’s go through some examples of how you can position a brainstorming session on various topics.

Beyond brainstorming, problem statements should be used at the beginning of any project to frame and focus on the problem. A good problem statement defines the “who” the problem involves, and defines the scope of the problem. Since problem statements guide much of the problem solving of a project, it is important not to be too narrow or broad with the problem statement.

How do you create an effective problem statement?

As stated before, every McKinsey project starts with the development of a problem statement. Once we landed on a strong problem statement, then we had to align the client with the problem statement. The easiest way for a project and team to get off track is if the team and the client are trying to solve different problems. A good problem statement aligns the expectations of the client with the team’s activities and output.

Here are the best practices when creating an effective problem statement:

Use the 5 Ws and one H

One of the most useful tools when developing a problem statement is the 5 Ws and one H, which is simply utilizing who, what, why, where, when, and how questions to frame the problem statement. Simply thinking through these questions as they relate to the problem can help you create a strong problem statement.

Ask the most crucial question, “What are we trying to solve?”

We’ve all been in those brainstorming sessions, meetings or on those projects, where you’re just scratching your head, as the conversation or directions are more like an Olympic ping-pong match going from one topic to the next. The most effective question that I’ve used in over a thousand meetings and conversations is simply “what are we trying to solve?” It cuts through the clutter, confusion, and misalignment, and quickly centers the focus and energy of everyone.

Frame the problem statement as a goal

Some of the best problem statements are simply goals formatted as questions. If you need to increase sales by 10%, a good problem statement is, “Within the next 12 months, what are the most effective options for the team to increase sales by 10%?”

Force the prioritization 

Often, the most effective problem statements force the prioritization of issues and opportunities. Using phrases such as “the most important for the customer” or “the best way” will force prioritization.

Correctly defining a problem statement at the beginning of a project or initiative will dramatically improve the success of the project or initiative. Problem statements help guide problem solving, analysis , hypotheses , and solutions.

Developing a problem statement is an iterative brainstorming process. Get the major stakeholders in a room for a few hours and start the process by having everyone write down what they think the problem is on index cards. Collect the index cards and post them on a whiteboard. You can either discuss each one or have the group pick the top 3 and then discuss them. You can use the Problem Statement Worksheet to further define the problem by answering the 5 Ws and 1 H. The key is to find the right problem statement all stakeholders feel strongly about, in that, if the problem statement were solved, the problem would be solved.

Our Guide to Preparing for Your McKinsey Interviews

Devise a plan

First things first -- always have a plan . Too many candidates forge ahead into their preparation without considering anything to guide them. This often leads to spending time inefficiently, and an overall patchy preparation.An effective plan begins with knowing what you are preparing for. The earliest stages of your interview process will include:

  • Resume and cover-letter screening
  • A Problem Solving Test (McKinsey)
  • First Round of Interviews
  • Second Round of Interviews

When you make it past the first stages and make it to the interview rounds, you will have two sections: the fit interview and the case interview. Both are equally important; you must be successful in both for an offer.

The case interview is straightforward: crack a case . Many different systems make the empty promise to let you crack any case by selecting one of a limited number of generic frameworks. These do not work , in part because the interviewer knows about them and therefore adjusts the case presented to account for them, but mainly because consulting is not as simple as formulaic regurgitation. If it was possible to solve all business problems by applying one of 12 frameworks, why would any company pay thousands of dollars to hire McKinsey for a solution?

The fit interview assesses your character and motivation for entering consulting, to see how well you will fit not only in that particular company's working environment, but in the field of consulting. Many candidates forego a sturdy preparation for this interview and miss the mark. To help our students avoid this, My Consulting Coach offers the first specific fit interview preparation course. Nailing these interviews is a must. Global managing director of McKinsey, Dominic Barton, revealed that about 1% of the 200,000 candidates applying to the firm every year receive a job offer. We estimate given these numbers that if you succeed in the initial candidate filters (resume, PST), you will have around a 10% chance of getting an offer after your rounds of interviews. This seems disconcerting, but covering your bases and methodically going through a structured, thought-out prep course will set you ahead of the pack exponentially.

However, not all candidates are the same. Some have backgrounds in business, finance and the like, while others come from a completely different background; some have work experience, and others enter consulting immediately after graduating university. Case Interviews

Case Interview preparation ultimately depends on your own needs, but there are some key things we can look at to have an idea of how to tailor your approach to your own strengths and weaknesses.

For instance, case interviews at McKinsey test three types of skills used by consultants in their daily jobs:

  • Problem Structuring and mathematics skills
  • Creativity and business sense skills
  • Communication skills

They already took the first step with their initial Problem Solving Test to gauge your mathematical ability, but the PST will reappear in your case interviews and your ability to perform mental math quickly and accurately is crucial . Your interviewer also expects you to solve the case in a structured way -- meaning in a clear, understandable step-by-step approach . In addition to this, interviewers aim to test your business sense and creativity by evaluating your ability to come up with a range of ideas and solutions for the problem. For instance, they may ask you to find innovative ideas for a restaurant to increase sales, or lower costs.

One positive aspect of the case interview is the interviewer won't assess your industry knowledge, i.e. you are not expected to have prior knowledge of the industry your case will be about. They want to see your business savvy. In the situation that you do receive a case about an industry you are unfamiliar with (e.g. the auto industry), your job is to ask poignant questions that will help you understand the industry specificities . Only your knowledge of concrete business concepts: revenues, fixed and variable costs, etc. will be expected.

Throughout the session, your interviewer will pay attention to your soft skills -- how you communicate your ideas and interact with others. Good soft skills play a big role in consultant -client relationships and a lot of candidates underestimate their importance. Simply put, behave professionally, and try to communicate your ideas in as structured and organized a way as possible.

  • For those with a strong business background, you can skip fundamentals and some of the building blocks -- even though reviewing them is resourceful.

Mental Math

When studying alone, practicing your mental mathematics is the best use of your time . Many applicants neglect this skill to their immediate regret when they begin their interview, so we developed a mental math tool to buttress your skills. You only need to practice for 10 minutes a day, from the onset of your preparation to the day before the interview, to sharpen your mind. After moving through our Building Blocks segment in the second week, you should start integrating the My Consulting Coach case bank alongside your coursework. Start with the easier cases to build your confidence levels, work through solutions and ignore the time. As you familiarize yourself with the process, you can move on to more challenging cases, and review the previous cases and set a time limit. Practice 10 on your own, minimum, to build your confidence.

  • The crucial reason of knowing how to crack cases effectively and efficiently comes down to the sheer amount of cases you will need to crack in an interview. Your interview process will likely be split into two rounds: first and second. Each round will contain a number of interviews, usually between 2 and 4.
  • At McKinsey, for example, you will have between 4 and 8 interviews before receiving an offer.
  • The two rounds do not differ much in difficult or format, but the interviewers change from associates or managers in the first round, to partners with 10+ years of experience in the second. Although firm's take into account both rounds, impressing the partners weighs more on the firm's decision to extend an offer, and the bulk of each interview (at least 75%) will be cracking cases. Preparing Together

A practical and sure-fire way to memorize the case-interview process is to practice with case partners. Finding good case partners is perhaps the single most important aspect of your preparation. Let's take a look at McKinsey's Personal Experience Interview at length.

McKinsey's process is a little different from the typical fit interview encountered at other top firms. First -- their process is much shorter: the average PEI interview lasts about ten minutes, and the interviewer will only assess you on a single topic . The topics, according to McKinsey's website include the following:

  • Personal Impact
  • Leadership Abilities
  • Entrepreneurial Drive
  • Problem Solving Skills

The questions themselves always begin in the form, "Tell me about a time when..." and could end with, "...you had to solve an extremely difficult problem", for instance.

The straightforward way to nail these questions is to, like in your other fit interviews, construct a story for each of the topics, and then adapt the stories depending on the context of the exact question asked by your interviewer. A framework for crafting a story follows:

  • Context: giving necessary context at the beginning of your story
  • Problem: outlining the problem you/your team faced
  • Solution: explaining the solution you came up with to solve the problem
  • Impact: quantifying the impact you had on solving the problem
  • Lessons: finishing with any lessons you may have learned in the process

With this in mind, there are two common mistakes to avoid when answering McKinsey's PEI questions: spending too much time setting up context, and forgetting the question is about you. A successful candidate focuses on what their impact was on the situation they are talking about.

In addition to the novelty of their PEI, McKinsey approaches case interviews somewhat differently.

The general idea is the same as any other consulting firm: you are presented with a problem a company is facing, and asked to come up with a resolution. However, McKinsey takes a structured, guided style to this interview. They will take you down a list, question to question, to control the pace. If they feel you may have spent too much time on one aspect, they may interrupt you and ask the next question.

First, your interviewer will tell you the situation, provide pertinent information about the problem, possibly give you documents such as graphs and tables with figures about the company, and scrap paper. The rest can be broken down as follows:

  • Framework question
  • Quantitative question
  • Creativity question
  • Recommendation

After covering the situation, your interviewer will ask you to identify the facets you would examine to solve the problem at hand. This is the framework question. After that, the interviewer will ask to solve one to several quantitative questions that help to further investigate the problem and draw some initial conclusions. At some points during the interview, creativity questions will arise. They are generally open-ended, e.g. what are the other areas the company could look at to increase product-compliance. At the end, the interviewer will ask you for a recommendation given what you've learned from your analysis.

What is a case interview.

A case interview is a unique type of job interview that tests a candidate’s ability to analyze, solve, and communicate complex business problems. Why does McKinsey use case interviews?

McKinsey & Company uses case interviews as a key component of its recruitment process for several reasons. What is different in McKinsey’s interview format?

The McKinsey Problem Solving Interview is a typical case interview as it is employed by most consulting firms to test the analytical capabilities and communication skills of applicants. However, it comes with a twist. The interview simulates a client situation, where you are tasked to solve a specific business problem that they are facing.

You will have to answer a succession of several questions rather than driving the case yourself as would be the case in other consulting firms. Within the interview, which is a dialogue between you and the interviewer, you need to structure problems, propose concrete ideas, gather information, spot insights in data and charts, solve quantitative problems, and communicate professionally and calmly.

The case is the hardest part for most candidates since it involves several different skills that need to be demonstrated consistently across all questions and multiple cases in succession. Depending on the office, applicants need to go through four to six case interviews before receiving an offer. They need to convince the interviewers in all cases to start their McKinsey careers.

Types of cases you may encounter

During a McKinsey case interview, candidates may encounter a variety of case types that cover different industries, functions, and challenges. The following is just a selection of potential case problems that you would need to solve.

  • Market entry: Evaluating the attractiveness of entering a new market or launching a new product or service.
  • Growth strategy: Identifying opportunities for a company to grow its revenue, market share, or profitability.

On top of that, McKinsey cases have become much more creative over the last couple of years, hence, using memorized and established frameworks will never serve you well . Rather it is important to approach every McKinsey case from a first-principles approach. While you might expect a case in a market entry context, it is almost guaranteed that you will have to create a non-standard case framework.

Consider as a case context an EV manufacturer that wants to enter the Chinese market.

What most candidates expect the framework question to look like: What factors would you look at when deciding whether to enter the Chinese EV market?

No standardized framework would help you in this situation.

Less than 1% of candidates make it through the recruiting filters of McKinsey. You want to provide insights that the interviewer has not heard before and not be just like the other 99% that fail to impress.

Learning how to deconstruct problems is the key to success, not memorizing outdated approaches and frameworks of yesteryear.

What is the Format of the McKinsey Case?

A typical McKinsey case follows the PEI in a one-hour interview session. It lasts for 25 to 30 minutes in an interviewer-led format , meaning that the interviewer takes the lead and guides you through the case. Your role as the interviewee is to answer the questions asked by the interviewer before they move on to the next question. While it is the interviewer’s responsibility to provide hints and move you through the different questions, you should take the lead with each question.

Depending on your performance and speed, you will be asked three to six questions . Question types are:

  • Structuring / Initial Case Framework
  • Data and Chart Analysis
  • Structuring / Brainstorming

Recommendations are usually not part of the evaluation, though they might come up now and then.

Only receiving three questions is a positive sign since the interviewer was happy with your answers to each question. Going above three questions usually happens when the interviewer wants to dig deeper into a specific question type to see if the quality of a previous answer to a similar question was just an outlier or can be confirmed with a second question.

Most candidates need more than three questions to convince the interviewer, so don’t be scared when your case gets a little bit longer and consists of more than three questions.

Some offices also offer a McKinsey phone case interview as a first screening device, which follows the same structure as an in-person interview.

Is the McKinsey Case Interview Different From a BCG or Bain Interview?

While there are many similarities between McKinsey interviews and interviews with other firms, McKinsey interviews are interviewer-led, while other firms employ a candidate-led format .

McKinsey, BCG, and Bain cases have certain things in common:

  • The elements of the cases are the same. You will have to structure problems, interpret exhibits, and work through some calculations, come up with recommendations or implications, etc.
  • The skills that are assessed are the same. You need to exhibit strong problem-solving skills, creativity, ability to work under pressure, top-down communication, etc.

However, there is one key difference:

  • In interviewer-led cases, you take ownership of every question and go into greater detail here, while the interviewer guides you from question to question. In the interviewee-led case, you drive the whole case and have to move along, get the correct information to work with by asking the right questions, and analyze the problem to then deduct a recommendation

In a McKinsey case, the interviewer will guide you through a series of connected questions that you need to answer, synthesize, and develop recommendations from. There are clear directions and a flow of questions, which you need to answer with a hypothesis-driven mindset . These are arguably easier to prepare for and to go through since the flow and types of questions will always be the same.

In a candidate-led BCG case interview or Bain case interview, due to the nature of your role as an investigator, it is much easier to get lost, walk down the wrong branch of the issue tree, and waste a ton of time. While the interviewers will try to influence you to move in the right direction (pay attention to their hints), it is still up to you what elements of the problem you would like to analyze. Each answer should lead to a new question (hypothesis-driven) on your quest to find the root cause of the problem to come up with a recommendation on how to overcome it.

Nonetheless, it is not necessarily easier to convince a McKinsey interviewer, since your answers need to stand out in terms of breadth, depth, and insightfulness. You have more time to develop and discuss each answer but expectations about the quality of your answers are also heightened significantly.

For instance, in an interviewer-led case, candidates are afforded more time to elaborate on their frameworks. This demands not only a comprehensive framework but also one that delves deeper, aiming for three levels of insightful analysis. This depth showcases the candidate’s ability to think critically and provide nuanced insights. The discussion of this framework typically spans 5 to 8 minutes.

Conversely, in candidate-led cases, the strategy shifts. Here, the emphasis is on swiftly identifying and articulating the most critical areas for examination. Candidates must quickly prioritize these areas and then delve into a detailed analysis of the selected issues. This requires a concise yet targeted approach, with the initial framework discussion taking about 2 to 3 minutes. This format tests the candidate’s ability to quickly discern key areas and efficiently manage their analysis under tighter time constraints.

Questions of a McKinsey Case Interview

In the McKinsey interview you will have to answer  three different questions types  – broadly speaking:

  • Structuring (includes creating frameworks and brainstorming questions)
  • Exhibit Interpretation

Structuring

Structuring includes both the framework creation at the beginning of a case as well as answering brainstorming questions (usually at a later stage of the case).

A case interview structure is used to break the problem you are trying to solve for the client down into smaller problems or components. It is the roadmap you establish at the beginning of the interview that will guide your problem-solving approach throughout the case. A common question would be:

Data interpretation

How to Think About McKinsey Case Questions

Now for  structure and exhibit interpretation , there is no right or wrong answer in a McKinsey interview. Some answers are better than others because they are

  • hypothesis-driven
  • follow strong communication (MECE, top-down, signposted)

That being said, there is no 100% that you can reach or a one-and-only solution/ answer. Your answers must display the characteristics specified above and are supported well with arguments.

Though numerous strategies exist for tackling a problem, it’s crucial to understand that while there aren’t strictly right or wrong answers, not all approaches are equally effective. The misconception often lies in the belief that there’s a singular correct method, especially when constructing a framework.

In reality, you could employ over ten different strategies to analyze a case or break down a problem, potentially leading to the same analytical results. This versatility and ability to think through various lenses are precisely what McKinsey interviews aim to evaluate.

However, it’s also important to recognize that there are countless ways to miss the mark. This typically happens when your framework is either too narrow or excessively broad, lacks depth, or fails to offer meaningful insights.

As for  math questions , usually, some answers are correct (not always 100% the same since some candidates simplify or round differently – which is ok), and others are wrong, either due to the

  • calculation approach
  • calculation itself

Now, for the interviewer, the overall picture counts. Mistakes in one area need to be balanced by a strong performance in other areas. McKinsey wants to see spikes in performance in certain areas and a good enough performance in other areas.

The most common example we see almost every day: You can be strong in structure and exhibit, yet make a small mistake in the math section – overall as you might consider 80% – and still pass on to the next round.

Be aware that in 99% of cases, there is no recommendation question in the end. The case just ends with the last case question. This is something many candidates are surprised by when they get out of their McKinsey interviews.

Mastering the McKinsey Case Interview Framework

In the sequence of questions that you receive, you need to demonstrate that you can

  • identify the ask;
  • structure the problem to investigate it;
  • analyze data related to it;
  • generate insight and recommendations;
  • communicate effectively.

Problem identification

The first step in tackling a McKinsey case interview is to identify the core problem or question that needs to be addressed. Carefully listen to the case prompt and take notes, ensuring that you understand the client’s objectives, the scope of the problem, and any constraints. Clarify any uncertainties with the interviewer before moving forward.

Structuring the problem

Once you have identified the problem, develop a structured approach to address it. Break down the problem into smaller, more manageable components using logical frameworks. Tailor the chosen framework to the specific case, incorporating any unique factors or considerations. Present your structure to the interviewer, explaining your rationale and seeking their input or approval.

Data analysis and interpretation

As you proceed with your structured approach, you may be provided with additional data or information by the interviewer. Analyze the data, using quantitative techniques, such as calculating growth rates, market shares, or breakeven points, to draw meaningful insights. Be prepared to make assumptions or estimates if necessary but ensure they are reasonable and well-justified.

Generating insights and recommendations

Based on your data analysis, develop actionable insights and recommendations that address the client’s objectives. Consider the potential impact, feasibility, and risks associated with each recommendation. Think creatively and strategically, incorporating both qualitative and quantitative factors into your decision-making process.

Synthesis and communication

Finally, synthesize your findings and recommendations into a clear and concise conclusion. Use the “top-down” communication style, starting with your main recommendation, followed by the supporting evidence and insights. Demonstrate strong communication skills by articulating your thought process and recommendations persuasively and confidently. Be prepared to answer any follow-up questions from the interviewer and engage in a discussion to defend or refine your conclusions.

  • Problem-solving: Are you able to derive a MECE (mutually exclusive, collectively exhaustive) framework, breaking a problem down into smaller problems, and accurately covering all aspects of the problem?
  • Analytical rigor and logical thinking: Can you link the structure to creative thinking? Are you using a hypothesis-driven approach to your problem solving, i.e. have a clear picture of where you think the solution of the case is buried most likely? Do you qualify your thinking, follow your structure, tackle (likely) high-impact issues first, lead the interviewer, and ask the right questions?
  • Mental math and basic calculus : Are you able to structure quantitative problems and comfortably perform calculations? Can you derive the correct approach to calculate the desired outcome variable? Can you plug in the numbers and perform the calculations, relying on basic pen-and-paper math, shortcuts, and mental math?
  • Creativity: Do you think about a problem holistically, offering broad, deep, and insightful perspectives? Are you able to come up with different angles to the problem (breadth) and draft rich descriptions that qualify why these areas are important to investigate (depth)?
  • Communication: Are you able to communicate like a consultant? Are you following a top-down communication approach similar to the Pyramid Principle taught by Minto? Do all of your statements add value and do you guide the interviewer through your thinking?
  • Maturity and presence: Are you leading the conversation or are merely getting dragged along by the interviewer? Are you confident and mature? Are you comfortable with silence while taking time to structure your thinking?
  • Business sense and intuition : Are you able to quickly understand the business and the situation of the client? Can you swiftly interpret data, charts, exhibits, and statements made by the interview? Are you asking the right questions? Are you able to make sense of new information quickly and interpret it properly in the context of the case?

Now, these skills are assessed in a very specific interviewing format, which is not natural for most applicants and needs significant practice to become second nature.

In the context of a case interview, this means focusing on the most critical issues or factors that will have the most significant impact on the client’s objectives. By prioritizing your analysis and recommendations, you can work more efficiently and effectively, demonstrating your ability to identify and address the most pressing concerns for the client.

Hypothesis-driven approach

Using a hypothesis-driven approach means forming an initial hypothesis or educated guess about the potential solution to the problem and then testing it using data and analysis. By starting with a hypothesis, you can guide your problem-solving process more efficiently, focusing your efforts on collecting evidence that supports or refutes your hypothesis. Preparing for the McKinsey Case Interview

Most candidates prepare using generic frameworks. Alternatively, they are looking for a McKinsey case book PDF or a case study interview questions and answers PDF with the hope that the cases will be the same across interviewers and interviews.

Do not learn case-specific frameworks by heart , expecting them to work for every case you encounter. There is no specific McKinsey case study framework or McKinsey case study book. It is much more important to learn the right approach that will help you tackle all types of cases. This is even more relevant for McKinsey interviews.

What you need to do is to study each question type and the associated skills in a case interview and learn how to approach it, regardless of the client situation, the context of the case, the industry, or the function. Your goal should be to learn how to build issue trees, interpret charts, and perform math no matter the context, industry, or function of the case, and follow our McKinsey case interview tips.

Similarly to the case types and frameworks, many candidates ask if there is a specific McKinsey implementation case interview, McKinsey operation case interview, or McKinsey digital case interview. In fact, the cases are usually a mix of cases in a domain-relevant context as well as cases set in a completely different context to the role you are applying for.

Be aware that frameworks were applicable in the 2000 years, the era of Victor Cheng and Case in Point. Into all problem-solving, a little dissent must fall

Events of the past several years have reiterated for executives the importance of collaboration and of welcoming diverse perspectives when trying to solve complicated workplace problems. Companies weren’t fully prepared for the onset of a global pandemic, for instance, and all that it engendered—including supply chain snarls and the resulting Great Attrition  and shift to remote (and now hybrid) work, which required employers to fundamentally rethink their talent strategies . But in most cases leaders have been able to collaborate their way through the uncertainty, engage in rigorous debate and analyses about the best steps to take, and work with employees, suppliers, partners, and other critical stakeholders to react and, ultimately, recover.

And It’s not just COVID-19: many organisations have had to rethink their business strategies and practices in the wake of environmental concerns, the war in Ukraine, and social movements sparked by racial injustice, sexual misconduct, and widespread economic inequity . Ours are fast-moving, complex times, rich not just in worrisome challenges but also in exciting potential—organisations that enable innovation will find ample opportunities to thrive. So now more than ever, decision makers can’t act alone; they must bring diverse perspectives to the table and ensure that those voices are fully heard . 1 Sundiatu Dixon-Fyle, Kevin Dolan, Vivian Hunt, and Sara Prince, “ Diversity wins: How inclusion matters ,” McKinsey, May 19, 2020.

But while many leaders say they welcome dissent, their reactions often change when they actually get some. They may feel defensive. They may question their own judgment. They may resent having to take time to revisit the decision-making process. These are natural responses, of course; employees’ loyalty and affirmation are more reassuring to leaders than robust challenges from the group. What’s missing in many companies, in our experience, is the use of “contributory dissent” or the capabilities required to engage in healthy if divergent discussions about critical business problems. Contributory dissent allows individuals and groups to air their differences in a way that moves the discussion toward a positive outcome and doesn’t undermine leadership or group cohesion . 3 McKinsey itself has established obligation to dissent as one of its core values alongside those focused on client service and talent development. McKinsey’s research and experience in the field point to several steps leaders can take to engage in healthy dissent and build a culture where constructive feedback is expected and where communication is forthright. These include modeling “open” behaviors, embedding psychological safety  and robust debate into decision-making processes, and equipping employees with the communication skills that will allow them to contribute dissenting opinions effectively.

In this article we outline the steps leaders can take to encourage healthy dissent, and the actions teams and individuals can take to share their voices and perspectives most effectively. It takes both sides, after all, to engage in robust debate, find the right solutions, and enable lasting, positive change.

How leaders can encourage contributory dissent

Senior leaders in an organisation play a central role in ensuring that individuals and teams see contributory dissent as a normal part of any discussion. They can signal the importance of dissent by taking a series of steps to institutionalise the practice within an organisation and empower employees to share their ideas freely and productively. Specifically, senior leaders should strive to inspire rather than direct employees to collaborate, explicitly demand dissent and, taking that one step further, actively engage with naysayers (see sidebar “How to encourage healthy dissent”). 4 Leaders can also draw on McKinsey’s “influence model” for changing mindsets and behaviors: role modeling, fostering understanding and conviction, reinforcing with formal mechanisms, and developing talent and skills. Inspire, don’t direct

How to encourage healthy dissent.

To encourage dissent through personal leadership:

Lead to inspire, not to direct:

  • Empower the group to come up with ideas: “None of us knows the answer yet, but we can work it out together if we harness the best of everyone’s thinking.”

Foster dissent by actively seeking it:

  • Explicitly seek dissent; give people permission and encouragement.
  • Consider including dissent as a stated organisational value.
  • Make provision for open discussion in the buildup to decisions.

Welcome open discussion when it comes:

  • Listen to dissenters and naysayers, and thank them for their insights.
  • Recognise this as a usefully unfiltered channel for understanding the organisation’s perceptions on issues.
  • Seek to bring dissenters along the decision journey, so they become positive influencers later during implementation.
  • Employ deliberate techniques such as red teaming and pre-mortems to widen the debate and mitigate groupthink.

As the inspirational speaker Simon Sinek put it, “The role of a leader is not to come up with all the great ideas. The role of a leader is to create an environment in which great ideas can happen.” 5 Simon Sinek, Start with Why: How Great Leaders Inspire Everyone to Take Action , New York, NY: Portfolio, 2009. That is especially important for fostering an atmosphere of collaboration and contributory dissent. Rather than immediately jump into a discussion about solutions, one senior leader in an international organisation addressed his team’s anxiety in the wake of a crisis. “Let me guess,” he said, “you’re all feeling confused and uncertain about the way ahead. Terrific. I’m so glad we are of one mind and that we all understand our situation correctly! I’m sure that we can work it out together, but it’s going to require the best of everyone’s thinking. Let’s get started.” His authenticity and understated humor allowed him to connect with the group and inspired them to keep calm, carry on, and generate solutions that the leader alone couldn’t have come up with. Harvard professor Ron Heifetz describes this as creating a holding environment, a key element of adaptive leadership. 6 Ronald A. Explicitly demand dissent

It’s not enough for leaders to give people permission to dissent; they must demand it of people. In many companies, individuals and teams may (understandably) default to collegiality, not realizing that there are ways to challenge ideas while still respecting colleagues’ roles and intellect. It’s on senior leaders, then, to help employees understand where the boundaries are. In World War 1, Australia’s General Sir John Monash was determined to develop better tactics to overcome the catastrophic impasse of trench warfare. He knew there were answers to be found from the experience of soldiers in the trenches, but he needed to loosen the military discipline of blind obedience: “I don’t care a damn for your loyal service when you think I am right; when I really want it most is when you think I am wrong.” Monash scheduled open battle planning sessions and pulled in advice from whoever offered it. In doing so, he built ownership of and confidence in his plans among all ranks. The resulting orchestration of tanks, artillery, aircraft, and troops led to rapid advances along the Somme Valley, and Monash garnered respect and appreciation from his troops, whose chances of survival and ultimate victory had increased markedly.

Actively engage with naysayers

Taking the demand imperative one step further, it’s beneficial for leaders to actively seek out the views of vocal naysayers , who can turn into influential champions just by being part of the conversation. They can immediately improve the nature of business debate and may boost the quality of the final decision, although engaging with naysayers can be tough. Some dissenting opinions can be ill-informed or uncomfortable to hear. The objective for senior leaders, then, is to put their discomfort aside and listen for signs of cognitive dissonance within an organisation. As an example, front-line employees may say things like “We’re not considered strategic thinkers,” or “The company doesn’t put people first,” while senior management may actually feel as though they have made strides in both of those areas. Still, leaders need to absorb such comments, treat them as useful data points, assess their validity, and engage in what may be a challenging discussion. They may want to use red teams  and premortems , in which teams at the outset anticipate all the ways a project could fail, to frame up dissenting opinions, mitigate groupthink, and find a positive resolution. These behaviours also serve to enhance organizational agility and resilience .

How leaders can establish psychological safety

Senior leaders need to establish a work environment in which it is safe to offer dissenting views. The McKinsey Health Institute’s work on employee well-being points to a strong correlation between leadership behaviors, collaborative culture, and resistance to mental health problems and burnout : only 15 percent of employees in environments with low inclusivity and low support for personal growth are highly engaged, compared with 38 percent in high-scoring environments. 7 “ Addressing employee burnout: Are you solving the right problem? ,” McKinsey, May 27, 2022. Leaders can build psychological safety (where team members feel they can take interpersonal risks and remain respected and accepted) and set the conditions for contributory dissent by rethinking how they engage in debate—both the dynamics and the choreography of it.

The dynamics of debate

The poet and playwright Oscar Wilde described a healthy debating culture as one in which people are “playing gracefully with ideas”— listening to, and even nourishing, opposing points of view in a measured and respectful way. 8 The Complete Works of Oscar Wilde, Volume 2: De Profundis, “Epistola: In Carcere et Vinculis,” Oxford, United Kingdom: Clarendon Press, 2005. Indeed, the best ideas can emerge at the intersection of cultures and opinions. In 15th century Florence, for instance, the Medici family attracted and funded creators from across the arts and sciences to establish an epicenter of innovative thinking that sparked the Renaissance. 9 Frans Johansson, The Medici Effect: Breakthrough Insights at the Intersection of Ideas, Concepts, and Culture , Boston, MA: Harvard Business School Press, 2004. Closer to this century, we have seen cross-discipline innovations like the application of biologists’ research on ant colonies to solve problems in telecommunications routing. And in the business world, extraordinary innovations have been achieved by open-minded leaders bringing together smart people and creating the conditions for playful exploration.

To achieve a state of “graceful play,” senior leaders must carefully manage group dynamics during debates. Rather than lead with their own opinions, for instance, which might immediately carry outsize weight in the group and stifle discussion, senior leaders can hold back and let others lead the discussion . They can lean in to show genuine curiosity or to explicitly recognise when a dissenting view has changed their thinking. But by letting other, more junior voices carry the agenda and work through ideas, however imperfect, senior leaders can establish a climate of psychological safety—and garner more respect from colleagues long term. 10 Amy C. Leaders will also need to be aware of cultural differences that may crop up during debates. For example, many Australians speak candidly and are happy to address issues squarely. By contrast, the concept of “face” is so important in many Asian cultures that a more circumspect approach is taken. And the Pacific and Maori cultures emphasize displays of both strength and respect. 11 Erin Meyer, The Culture Map: Breaking through the Invisible Boundaries of Global Business , Philadelphia, PA: PublicAffairs, 2014. These differences in debate dynamics really matter. They can be a great source of hybrid vigour, 12 “Heterosis, also called hybrid vigour: the increase in such characteristics as size, growth rate, fertility, and yield of a hybrid organism over those of its parents. The first-generation offspring generally show, in greater measure, the desired characteristics of both parents.” Encyclopedia Britannica , accessed September 19, 2022. if sensitively managed, or a source of conflict and disenfranchisement if not. To approach these differences in a positive way, senior leaders could undertake a mapping exercise that identifies the different styles of the cultures present, thereby providing validation and enabling pragmatic measures to integrate them.

Choreographing debate

Beyond just managing debate dynamics, business leaders must take a hand in choreographing the debate and, specifically, in helping to design collective-thinking processes  so people know how best to play their part. Business leaders may adopt a structured approach  to brainstorming, for instance, or plan strategic off-site schedules that combine deliberate thinking with “distracted” thinking—taking time to engage in a social activity, for instance—to take advantage of employees’ deep-thinking processes.

How deliberate choices by the leader can optimise a decision-making process

A leader must consciously assess each new situation and design the collective-thinking process accordingly, then articulate this so that people know how best to play their part.

In doing so, the leader should consider an array of questions, the answers to which will determine the context, for example:

  • What does success look like?
  • Will the organisation underwrite initial failures in the interests of agility and innovation?
  • How broad and freethinking an analysis is required?
  • What are the explicit expectations for contributory dissent?
  • Are any topics and behaviours out of bounds?
  • Who will lead the discussion, and how will comments be captured?
  • Does urgency mean that it’s better to be directive?
  • Who will be consulted?
  • Which decisions can be delegated, and to whom?
  • Whose support needs to be built?
  • What parameters and boundaries exist?
  • Are there interim decisions and communications required?
  • What form should the deliverable outcomes take?
  • When are the deliverables required?
  • Direction setting on these parameters by the leader focuses the team, while also creating space for creativity and iterative learning.

To create a sustainable structure for debate, business leaders will need to consider questions relating to team structure and rules of engagement: What does success look like when it comes to contributory dissent? What topics and behaviors are out of bounds? Who will lead the discussion, and how will comments be captured? Who has the final say on decisions, or which decisions can be delegated, and to whom? (For a more comprehensive explanation, see sidebar “How deliberate choices by the leader can optimise a decision-making process.”)

Having these parameters in place can free up the team to think more creatively about the issue at hand. Establishing such protocols can also make it easier to raise dissenting opinions. At one company, people are asked to call out their underlying values or potential biases when expressing a dissenting view. During meetings of the promotion committee, for instance, a statement like “I think we are making the wrong decision” would be rephrased as “I am someone who values experience over collaboration, and this decision would risk losing too much institutional knowledge.”

How individuals and teams can engage and dissent

As we’ve shared, senior leaders can take steps to set conditions for robust discussion and problem-solving, but individuals and teams themselves must also have the right mindsets and skills for contributory dissent to work well (see sidebar “How teams and individuals can dissent effectively”). In particular, they must embrace the obligation to dissent, actively make space to analyse ideas that are different from their own, and then find ways to either iterate on others’ ideas or respectfully agree to disagree.

Embrace the obligation to dissent

How teams and individuals can dissent effectively.

For dissent to be effective, its delivery requires courage and tactical skills underpinned by sincere respect and grace. Speaking up with respect is the right thing to do, and the responsibility to do so exists, even if there is uncertainty. The following guidelines are useful in enabling effective dissent:

Prepare a welcome for dissenting views:

  • Understand the context and motivations of others, appreciate their views, and syndicate your own.
  • Stop and strategise before wading into the conversations, establish a solid platform for agreement, and explicitly seek permission to dissent.

Play the long game:

  • Be open minded and iterative. Don’t expect to succeed on the first try.
  • Listen to others for what their views might add rather than to defend your own.

Withhold assent if you need to, but do it carefully:

  • Withholding assent is a legitimate option if done judiciously.
  • Minimise offense to and loss of face for the decision maker.
  • If principles or legality is at stake, document your dissent.

Individuals and teams need to exhibit a certain amount of humility and confidence in order to speak truth to power with respect; they must be sure for themselves that doing so is the right thing to do. To build this confidence, individuals and teams should remember that the very act of dissent can be valuable, even if the contribution itself isn’t 100 percent baked. Others can react or build on the dissenting view—which, in itself, can be a satisfying process for a dissenter. If the ultimate decision isn’t what they proposed, they still helped shape it by offering and testing a worthy possibility.

Make space to analyse different views

Individuals and teams may need time to determine their positions on an issue. During this period, it’s important to be (and seen to be) open-minded and respectful of others’ views. That means asking lots of questions, gathering information, assessing others’ motivations, and acknowledging their views before syndicating alternatives of your own. Much of this fact gathering can be done one-on-one, in a nonconfrontational way, in offline conversations rather than in a tension-filled meeting room. In these conversations, individuals could start by reaffirming a shared commitment to finding a solution to the issue at hand, their respect for the decision-making process and the group, and areas of broad agreement. They could also signal their possible intention to dissent and seek permission to do so rather than confronting people head-on. People will find it harder to refuse that permission, and will be less likely to get defensive, when approached with statements like “This is a great discussion, and I love the vision of where we are headed, but would it be OK for us to explore some alternatives for how to get there?”

Agree to iterate …

Individuals and teams that decide to offer dissenting views should agree to iterate on other solutions, rather than digging in. Their dissenting opinions should be cogent, persuasive, and open-minded—but dissenters shouldn’t expect to change hearts and minds on the first try. They should plant seeds gently and bide their time; they might even see their idea come back as someone else’s. The critical skill required here is active, open listening: dissenters should listen carefully for others’ additive insights and find ways to build on them. In their contributory dissent, individuals and teams can take a moment to summarize what others have said and then use statements like “Can I offer another take?” and then allow the momentum of the conversation to take over.

… or agree to disagree

But what happens if, after all the considered and tactful input, the dissenter still believes a decision is heading in the wrong direction? In our experience, withholding assent then becomes a legitimate option: people shouldn’t agree if they don’t agree. This is where all the careful, respectful groundwork the dissenter has done can pay dividends. In fact, a dissenting view gains even more power when an individual can say something like, “I still believe in my alternate solution, but I’m grateful for the opportunity to contribute to this process, and I respect that you have the final say.” In this case, the dissenter is supporting the leader while flagging that the open debate hasn’t convinced them to change their initial view.

Of course, withholding assent should be a relatively rare action, taken only after an individual or team has shown that they can accommodate other views and have aligned with the consensus when they believe it’s right to do so. Think of US Supreme Court associate justice Ruth Bader Ginsburg, who joined the consensus view on many decisions but who is especially celebrated for the positive changes that arose from her highly influential dissenting opinions on issues such as gender equity, human rights, and religious freedom.

Contributory dissent can help strengthen employee engagement, unlock hidden insights, and help organisations solve tough challenges. But putting it into practice takes courage and humility, and it won’t just happen by accident. Leaders need to be intentional about welcoming challenges to their plans and opinions, even when it’s uncomfortable to do so. They need to establish cultures and structures where respectful debate can occur and where individuals and teams feel free to bring innovative—and often better—alternative solutions to the table.
